    I've ensured 100 AWS migration projects succeed. Found key reasons why migrations could fail. (This is how we solved it, and you can too) 1. Ever-changing migration plans Constantly changing your migration plan, like 'Lift and Shift', 'Re-platforming', 'Re-hosting' etc., is a red flag. This inconsistency can lead to unforeseen dependencies and legacy system issues. To mitigate this, conduct thorough application dependency mapping and discovery before planning migration phases. 2. Inconsistent migration methods In a multi-tier web application migration project, using different methods like 'Re-hosting', 'Re-platforming', and 'Refactoring' for different applications will prove inefficient. It can lead you to integration issues and performance bottlenecks. Avoid it by proper standardization, defining clear target architectures, and grouping similar applications together. 3. Ineffective escalation process In a large data warehouse migration project, you can face issues with data consistency and integrity. These technical issues need to be promptly escalated to the right team for quick resolution. As a solution, establish a strict governance structure and communication plan to ensure blockers reach the right teams promptly. 4. Late emerging migration issues While doing CRM system migration, unforeseen data migration complexities can surface late, causing delays and significant rework. To address this, implement mechanisms like early design processes, tools, and escalation paths to identify issues sooner and maintain project momentum. 5. Lack of stakeholder alignment This can usually be faced while undergoing an ERP system migration. Stakeholder buy-in can prove to be critical. Without alignment, miscommunication between the migration team and business stakeholders can lead to roadblocks. Ensure alignment early by highlighting how AWS benefits specific objectives, fostering strong support throughout the migration process. Just remember that the future is unpredictable. But if planned well, then things are manageable!     An outage that cost $80 million in fines. And the culprit was? A legacy system. But there’s more to it. The real issue came from insufficient change controls. Let's go through some key moments of the story. This is about the Swedbank outage.  A major outage hit in April 2022.  Caused by unapproved changes in their IT systems. This disrupted nearly 1 million customers — leaving them unable to make any transactions. Now, let’s see what technically went wrong. Swedbank made a manual change to its legacy COBOL mainframe transaction system to follow EU sanctions. Yet, they didn't follow their change management process. This caused routine payments to be flagged incorrectly, leading to widespread transaction failures and account errors. The outage delayed batch payments for ledgers, duplicated cash deposits, and overwhelmed service channels. The situation worsened as: - Support was overwhelmed with calls and messages, - 2.1 million Bank Giro payments were delayed, - and account balance errors occurred. Days passed before the team could identify the issue. The primary reason? System complexity. Resulting in a $85 million fine from regulators. However, this outage revealed critical IT engineering process failures: - Prioritizing approvals over close monitoring and gradual changes increased the risk. - Traditional change control processes are ineffective in a fast-paced environment. - Insufficient modern DevSecOps practices to balance speed and security. This can happen to any legacy system. To avoid such costly outages, the following measures can be implemented: - Automating change controls where possible - Implementing progressive delivery techniques - Leveraging infrastructure as code and policy as code - Building approvals into CI/CD pipelines - Investing in observability and automated rollback - Focusing on trunk-based development - Addressing technical debt in legacy systems At AWS re:Invent 2023, Amazon's CTO, Werner Vogels, famously said, "Everything fails all the time." This serves as a reminder of systems' inherent unpredictability and the need to design with failure in mind. So be quick to detect and fix the problem. Found this useful? Organizational Culture and Change Management Address resistance to change and promote a culture of innovation by developing AI literacy across the organization. 7. Interdisciplinary Collaboration Facilitate effective collaboration between technical and non-technical stakeholders by bridging communication gaps and aligning priorities to define requirements and implement AI solutions effectively. Recently, in the AWS Summit LA keynote session, Matt Wood, VP of AI Products, AWS, said, “Generative AI represents probably the biggest technical shift in how we're gonna interact with data and information and each other since the advent of the very, very earliest internet.” So, it is obvious that neglecting these can quickly turn your AI investment into an expensive liability rather than a competitive advantage.
