When I joined Plivo as Lead Architect, our engineering team was in a state of total chaos: -Constant firefighting was the rule, not the exception. -Costs were high due to poor infrastructure management. -Manual testing and lack of documentation were causing bottlenecks. -Tension between Engineering and other departments was at an all-time high. Why was all of this happening? Growth. Plivo began as a small CPaaS startup in 2011 but by 2018, business growth had outpaced existing processes in Engineering. We reached our breaking point when two consecutive production incidents happened in one week—our fix for the first caused the second. It was time for drastic action. I set up a war room and told the team that we weren't leaving until every issue had been addressed. This decision shifted our culture from individual accountability to collective responsibility. During the two weeks we spent in the war room, the team took extreme ownership and… 1. Mapped out ambitious 2-week and 2-month goals. 2. Designed a lean, effective software development process. 3. Implemented a proactive Production Health Checks system. 4. Integrated automation into our QA process to reduce validation time. 5. Tackled the root causes of persistent downtime and call quality issues. Here are the results that we achieved in 2 months: -Call quality was significantly improved. -Production costs were decreased by 40%. -QA validation time was cut from weeks to days. -Support tickets forwarded to Engineering were reduced by 50%. -Trust between Engineering and other departments was fully restored. Months later, thanks in part to the culture change that the war room catalyzed, we were able to achieve four nines uptime. This was a career milestone for the entire team. Here’s my key takeaway from the entire experience: when you give your team autonomy and expect extreme ownership, it empowers them to achieve incredible results. Our engineering culture has been irreversibly changed for the better and the ripple effect that this has had through the organization has been tremendous.
