What is the best way to handle a candidate's counteroffer?

This serves as a great way to build a relationship with the candidate and establish a trust. It’s very important to listen completely to what the candidate has to say, and not come with a ready strategy. I personally think of 2-3 possible scenarios and my reactions to those. I also think it’s okay to not give a ready response to a candidate after hearing their reasoning. It’s completely okay to regroup (maybe speak to a trusted colleague as a sounding board) and get back to the candidate within a short time frame.

Knowing why your candidate is making a career move is the first key to effectively handling a counteroffer. If they're purely driven by compensation, they'll likely accept a counteroffer. If their issues are unsolvable in their current role, they'll more than likely move to a new firm.

This is a tricky situation for any recruiter as the entire effort of the recruitment process will be in vain if the candidate is lost to competition due to a counter offer. However before even renegotiating with the candidate you must first understand the counter offer, what made the candidate look for another offer the motivation part? Once confirmed on these aspects you must go back to the drawing board along with the hiring managers to involve in the decision making and accordingly go back to the candidate with your final proposal. Offer a value proposition. Renegotiate basis the role dynamics, career progression. Talk about the organization's culture, values. Step into the candidates' shoes Empathize & respect his decision.

HELP YOUR CANDIDATE WEIGH THE PROS AND CONS OF THE COUNTER-OFFER. The best response to a counter-offer is to continue having open and honest discussions with the candidate while drawing on their motivations for leaving in the first place. Ask questions that help your candidate see the big picture and focus on pain points they’ve brought up in past conversations.

Show genuine interest and appreciation for the candidate and reaffirm why your offer is the best fit for them. However, don't forget the conclusion you reached regarding the candidate's REAL MOTIVATION during the first step (Understand the candidate's motivation) - and emphasize these more and more during the conversation with them. Be cautious not to exaggerate with your various offers. It is always counterproductive if you offer more than the workplace can provide for the candidate later on. At this stage, as a recruiter, you haven't had the opportunity to build a relationship with the candidate based on trust - therefore, present a lot of facts, statistics, and positive references from previous candidates.

Back to my previous point, it is essential to understand why the candidate was looking in the first place. It's up to you as the interviewer to really dig deep and understand their reasoning for wanting to leave their current employer. If your company offers those missing pieces, reaffirm to them that although we may not be able to match the counteroffer, we do provide the missing piece that your current employer doesn't offer.

In this third phase, when you have already understood the candidate's true motivation, and the candidate has understood what you can or cannot offer - and during this time, you have managed to create a conversational atmosphere characterized by trust and respect - REAL NEGOTIATIONS CAN BEGIN :-). Based on their answers, you can either match or exceed the counteroffer or explain why you cannot or will not do so. Since, as a recruiter, you have successfully established an honest and respectful connection with the candidate, your arguments and offer proposals will be more readily acceptable to them :-)

It's actually important to let them know that you understand why it's enticing to accept a counteroffer, but then reiterate your value proposition for joining your company. The more you pressure them, the less likely they will accept your offer.

This is the time to determine if there’s something you should do to make your offer stronger. Discuss the situation with your HR team or your executives—if there’s anything that can be done to offer a more compelling choice, do it! Follow up swiftly to present the new offer and make yourself available to have further conversations.

You as a recruiter must not forget that job tasks have become so complex in 2023 that individuals cannot handle tasks alone - only in collaboration with other colleagues. If your company cannot provide a work environment for candidates where colleagues of different nationalities, ages, and genders can work together in a team – your top recruited candidate will eventually leave. For you as a recruiter, the job is not just about showcasing your diversity policies, value and respect diversity and inclusion in your organization - you must also guarantee that these conditions actually exist for all candidates in your organization - unless you want to go through the entire recruitment process again with entirely new candidates.

At this stage, you’ve done all you can to understand your candidate’s motivations. Now, you need to give your candidate time to sleep on it. Ask them to take some time to think about your conversation, and set a time for a follow up to discuss their final decision.

Remember that money is only a temporary fix. In a few months, it’s likely that those frustrations will resurface and the candidate may regret missing the opportunities to grow and flourish. By getting down to the candidate’s true motivations, you can help them put their counter-offer into perspective.

This final phase is the most CRUCIAL OF ALL! You cannot afford to lose the candidate while waiting for their response. You must follow up with the candidate and close the deal as soon as possible to avoid the candidate changes of mind, and to have time for interviews and negotiations with other competing companies. However, you MUST FIND A BALANCE; you should not be too quick and forceful to obtain a definitive answer from the candidate - because then, you communicate to the candidate that they are crucial to you, and you desperately want them in your organization. If the candidate understands this, there is a risk that they will present new counteroffers (e.g., a higher salary) - as they will feel strong in their position.

You should always be closing throughout the process, that way you dont hit any nasty surprises at the end and waste your own time and efforts

Following up and finalizing the deal are crucial. It's important to stay in touch, update the candidate, and clarify any questions. For closing the deal, discussing compensation and start dates clearly and promptly is key. Expressing genuine excitement about their joining is essential for a positive outcome

To handle counteroffers, one must balance meeting the candidate's expectations with internal equity and market competitiveness. Maintaining open communication, understanding the candidate's perspective, and being willing to negotiate within reason can improve the odds of reaching a mutually agreeable solution

First of all, it's good to know from the beginning if the candidate is in the process with other companies and understand their motivation/preference. If they are from the beginning leaning towards other job opportunities for reasons we can't compete with, it might be better not to try to convince them to accept our offer, because it most likely won't work, especially long term.

It really depends if the candidate is open about the counter offer. A counteroffer isn't just about adjusting the salary – it can involves adjustment to benefits and the job description, too. It also means the candidate is choosing between their current familiar role (and company) and the "unknown" new offer (new team and management). From what I’ve noticed, when a candidate is set on leaving and the new offer is appealing, they go for it, even if there's a counteroffer. In my observation, even when we modified our initial offer based on the candidate's feedback after they got the counteroffer, the counter offer always wins.

If you can’t compete with the counter-offer, that’s okay too. Sometimes, that just can’t be helped. Follow up with the candidate to reiterate your interest and ask them about their decision. If you’ve convinced them to take your offer, congratulations! If they’ve decided to take the other offer, there’s not much else you can do. Wish them well and move on to another candidate.
