In my experience, defining clear goals and metrics, prioritizing improvement opportunities and consistently implementing and monitoring actions has been key to managing these trade-offs. There are challenges, such as aligning various stakeholders and staying nimble in the face of fluctuating market demands, but with a focused approach and the right tools, it's possible to create a balanced and effective manufacturing process. In manufacturing, understanding what to hold onto and what to adapt or let go of can make the difference in striking the right balance between quality, cost and delivery.
In addition to this explanation, with in Paris Agreement, manufacturers have to encompass environmental considerations as well, such as reducing carbon footprint, optimizing water usage and rating waste recycling in their manufacturing operations.
The next step is to identify and prioritize the areas of your manufacturing process that offer the most potential for improvement. You can use various tools and techniques to analyze your current state, identify the root causes of problems, and generate solutions. For example, you can use value stream mapping, Pareto analysis, fishbone diagrams, 5 whys, brainstorming, and benchmarking. You should prioritize the improvement opportunities based on their impact, feasibility, urgency, and alignment with your goals and metrics.
You can save costs. You can save time. You can deliver quality. But it's hard to do all three, all the time. Choose the improvement opportunities that most align to your strategic measures of success.
The third step is to implement and monitor the improvement actions that you have selected and prioritized. You need to plan and execute your actions in a systematic and disciplined way, following the principles of continuous improvement. You can use frameworks such as PDCA (plan-do-check-act), DMAIC (define-measure-analyze-improve-control), or Kaizen (continuous small improvements) to guide your improvement process. You also need to monitor and measure the results of your actions using your goals and metrics, and make adjustments as needed.
The final step is to balance the trade-offs and constraints between quality, cost, and delivery. You need to consider the interdependencies and interactions between these objectives, and how they affect your manufacturing performance and customer satisfaction. You also need to account for the external factors and uncertainties that may influence your manufacturing process, such as market demand, customer expectations, supplier reliability, regulatory compliance, and technological changes. You can use tools such as QCD matrix, Kano model, or quality function deployment to help you balance the trade-offs and constraints.
Always keep the foundation strong. If we took a manufacturing line as an example for QCD - Quality, Cost, Delivery, then start with the basics. 1. Be very detailed at the concept stage as to how the line should look, how are the tools going to be placed, what is the standard work routine, 2. Train the manpower giving them ample time to understand how the cell operates. 3. Always keep Safety at the highest pedestal and see to it that each step is performed without any risk of injury. 4. Then start the line gradually with lot of patience. The first trial will yield less than 1% of the intended output but that is the takeaway. List down all the problems that impeded the output and correct them. 5. Run the second trial, third trial and so on.
An important cost to remember that is often not realized or included is the fact that the "cost of safety" is also a "hidden cost" not often considered behind not wanting to invest in improvements in quality, cost and delivery in manufacturing. The savings gained from "hidden costs" spent annually on many small or even one large injury in a manufacturing process could outweigh the costs and/or thoughts of not wanting to invest in manufacturing improvements- tools, PPE, machines or any other process improvement tools. Set a budget, make a plan and move forward from there.
Quality isn’t incidental and CI isn’t fixated on monetary benefit, which monetary gain is an incidental outcome of performing CI. You want to buy an electronics product. Would you prefer to visit an outlet that gives you good experience and occasional pleasant surprises or an outlet that’s mundane? The mundane outlet could be saving cost of implementing initiatives but it doesn’t brings in the customer. On the other outlet, more customers increases the potential for higher revenue. I will go further to visit an outlet that gives good customer experience and sharing my good experiences with friends.
Don't consider quality for any trade-off unless you provide quality more than what customers seek. Customers may get pissed off if they come to know about such trade off. You may think of a trade off between cost and delivery. Delivery time can be reduced (in order-driven production) by increasing capacities of work centers with an extra cost.
Define a Strategy: Work a tactical plan with all stakeholders, setting priorities on the goals; by prioritizing can focus the whole team in helping each (despite conflicting goals/areas) other achieving short terms objectives. By moving step by step can achieve the long terms goals in a shorter time and avoiding stress and burnout on the team members creating a more agile and engage Organization.
