In my experience, performance evaluation can help people to keep on a continual improvement cycle. Still, sometimes people confuse it with a traditional qualification to evaluate if a team member is doing a good or bad job and classify them as high or low performers. Back in the days, I worked at a MNC where we were all about MBOs for performance reviews. I would use that framework in our casual 1:1 chats to spot where we could level up and match the company goals. Not stopping there, I had also set up a 360 feedback system. Got the feedback from clients, peers, and stakeholders to pinpoint where we could up our game. Once we all agreed on what needed fixing, I’d team up with each person to whip up a training plan. Some liked buddy coaching, others dove into online courses, and a few were all about hitting up industry conferences. The cool part? We smashed our goals early, and this gig worked so well that my VP wanted to spread it across the whole department. Crushed it!

In the last year, I had to identify the gaps in one team member and create training a plan for him. The first thing was to get feedback from other team members who reviewed his code and worked closely with him. Second, have a one-to-one meeting with him to get his standpoint. Then, review with a colleague the most significant comments in the code reviews on the repository.
