Apart from assessing your goals and needs (which are obviously important), a useful approach could be identify where you're at in terms of your vision, say over the next 3-5 years. What do you see your organisation achieving, how it can add value to your customers and stakeholders, what skills do you see your organisation/team specialising in? This helps you plan your training not just for the short term, but for the medium to long term as well. It also helps your team understand how they can contribute to the overall vision, and be more engaged with their training plan.

In my years of training staff of large organizations and some senior government officials, I've discovered that one major issue in identifying training gaps and bridging them is aligning training expectations between the organisation/employer and the employees. When you get a training brief as a consultant, the employer tells you their expectations but when you get a chance to talk to the employees, you realize a different thing. As a result of this gap in expectations, participants often have a nonchalant attitude when they show up for training. Worse still, it's just a time to unwind and get away from work. So before you get started, do a needs assessment, align training expectation between employees and employers and advise according.

It's tempting to leap straight to training on the new equipment. But the real starting point for your gap analysis is understanding the new productivity targets and what employees need to do to achieve those goals.

This is a great approach. Always keep in mind we as Human complicate things. Keep it simple , factual and achievable. As well don’t compare your gaps to other organizations because every organization has its Unique distinctive Culture.

Identifying gaps and causes is right at the heart of effective training needs analysis. The tools we use are important. I agree with other contributors, the process should involve the whole team. Root cause analysis of gaps in performance is key. But often the exercise is 'desk-based' and there is no opportunity to see how the team performs in a 'real' situation. Training airline pilots or disaster recovery teams relies on simulation. This allows us to see how the team, or individual performs under conditions of stress or uncertainty. It's 30 years since Peter Senge's "The Fifth Discipline" envisaged learning organisations of the future using "microworlds" to create simulations "where it is safe to play”. Those tools are now within reach!

The first three steps are very similar and often occurs as a single process. Performing them individually and independently could feel repetitive and create challenge-fatigue. This is where individuals become so overwhelmed and tired of hearing the same problems that focusing on solutions by progressing to the next step becomes a problem in itself.

A crucial step that is often underlooked. Categorizing your existing limitations (aka 'gaps') and identifying why they exist (aka 'causes') is crucial to making high-impact training & development progress within leadership and teams. By outlining "why" the gaps matter and exist, you help leaders and managers understand the importance of acting on them.

Be open minded when analysing the gap. Training or development isn’t the only answer. Is there a business process or communication issue that is the real problem? What are relationships like between team members and their managers? How clearly are role expectations communicated to the post holder and beyond. Root cause analysis is really important. Do this using open and probing questions. Training specialists need solid listening and questioning skills and an understanding of basic business processes and performance management principles.

When prioritizing actions there is an important balance to be had between urgent actions and quick wins. Urgent problems that require immediate action, might take priority but if they are more complicated or lengthy in resolution, it could be beneficial to break it up with smaller quick wins interspersed in between. The quick wins will provide the motivation and momentum needed to keep focused on the bigger tasks.

While it's important to cover everything as mentioned here. We must have a mechanism to measure the success of training. Is it increased sales or an increase in efficiency of something else? results must be tied to original pain point.

One time in my work I did a plan, but he operations have another priorities. I had to change my focus and re-plans focused in the real situation. This change found other stakeholders with interest in do actions for get results throught training programs.

The success of the implementation will only be as good as the analysis you completed upfront. To move the needle in behavior, you need a clear vision of what successful behavior looks like and a clear way to measure that behavior change. Your trainees may have learned something, but the real impact on the business is what they do differently after training.

I believe that agile management could be more beneficial than traditional management. When hurdles crop up during the implementation phase, those that adapt will endure. It is a valuable lesson we can see in effective classrooms. When one explanation, example or training method fail to produce the desired outcome, having the ability to switch to a different one quickly can maintain momentum.

Reviewing and Improving is one of the most important, and often undervalued parts of a training program/organizational initiative. In addition to the basics listed in this article, consider that most dynamic fields and industries should consistently review training for accuracy and relevancy of the source content. From there, moving to improvements like MECE learning paths, or user experience perks like goal-focused gamification can deepen efficacy and adoption. Ideally, the review and improve step continues as long as the program or initiative is active.

This is the most important part of the plan. What we can do is Celebrate our success as an organization not only as an individual or teams.

I think what is often missed in this step is really looking to see if the training met the needs of the organization. Of the employees impacted by the training, how many are still not meeting the outcomes of the organization? This is an assessment of both the training and the organization. Too often we fall into the trap of overtailoring the training to meet the needs of a small pool of employees rather than developing those employees to meet the needs of the organization. Training can often be a sorting tool to relieve an organization of those employees who are holding the organization back. Once those employees are identified and potentially removed from the equation, a better assessment of the impact of the training is discovered.

Feedback and ongoing analysis is important. Without this step it would never be determined if we are meeting our short term or long term business goals.

In the military, training gaps often emerge from inquiries after accidents or failings. While not all gaps can be preempted, individuals play a pivotal role in bridging them. It's essential to ask: "Have I trained comprehensively for my role? Was it safe? What additional training could benefit me and others?" Post training performance metrics can show so much about your trainer, material, audience, environment and method of delivery. We can develop a fantastic strategy and have it undone by something as simple as poor training facilities. Learning is dependent on some many factors that we must remember that no strategy is air tight and no two learners learn the same. Sometimes hindsight is truly 20/20.

In my experience gaps sometimes exist because we use idiom rich scenarios and explanations of what we are looking for. Often we relate a concept to the game or baseball or American football - as examples. In our multi-cultural world today, we have to be careful that we are presenting concepts and learning in language that is understood by all. I worked for an organization a few years ago that built their entire training strategy on the game of baseball. They likened the personalities of their model to the different player positions in the game. What they did not consider, is that the largest demographic that they were hiring were individuals from countries that did not play or watch baseball. The concepts were lost on all of them.
