Aus meiner Erfahrung sind einfache Ja/Nein Fragen ein guter Einstieg. Von einem funktioniert es wie erwartet, lässt sich leicht komplexer in die Tiefe gehen. Wichtig ist standardisiertes Feedback, denn nur aus dem Vergleich von Antworten lassen sich sicher Auffälligkeiten, Gemeinsamkeiten oder Trends ablesen. Mein Tipp: Die Aufnahme des Feedbacks im Projekt sollte mit Methoden und Tools unterstützt werden, die in einen dauerhaften Qualitätsprozess übergehen. Diese Prozess kann dann für Folgeprojekte übernommen werden. Ab der Einführung wird so ein kontinuierlicher Verbesserungsprozess geschaffen.

Who is your audience for Project or Program Management feedback? What is your system of record? Is anyone interested in project or program feedback? These are all really good questions. You must document and report your project or program anyway, so what is the best way to do it? MS Project, SharePoint, some database, or some kind of COTS (Commercial off-the-shelf) distribution or an internally created or developed repository? Regardless, complexity is the enemy of usage and progress. Keep it as simple as possible. If your organization has a knowledge management professional, training manager, or strategic communicator work with them to add this to the corporate philosophy, process, or procedure. You have to do it, and do it, and do it!

Projects are considered capability gap fillers. So here's were we are and here is where we want to be and this capability gap is what we are solving by this project. So there is a multitude of data points you can look at and use for feedback. What is the point of feedback? What are the metrics your organization is interested in taking the data and using it for--there are literally thousands of realities you can draw from project or program data. You already have Scope, Schedule, and Budget as containers. Perhaps it's the Why you did the project, the where, or the maybe is very simple like the lifecycle for infrastructure, application development, or costs over a 5-year budget cycle. What is the requirement to turn data into information?

What is the reason for the analysis? You have to shape the metric to support the desired outcome. Another thing is typically, you'd think the outcome of this exercise is to improve, streamline, or constantly improve the project management execution of your organization. While concise information, like a BLUF or Bottom-line Up Front presentation or an executive summary, is useful, try to provide as much information as possible in case other interested parties come along. I try to provide a repository of all notes on the project (Using One Note). I provide an executive summary, information paper, meeting minutes, gate reviews, and all the project documentation for posterity's sake. If you're doing the job correctly, there should be information layers!
