It's important to be able to articulate clearly what it is you want to achieve. Many projects lack the product ownership and business analysis needed in order to be kept 'on track'. They assume devs can do everything and then the product suffers because of this. Ensuring you have a well kept backlog, with clear priorities and vision will help keep your team focused. Working with your stakeholders on a continual basis, gathering continuous feedback and ensuring you agree on the core functionalities that need to be delivered first will help with this too. I also find using features and categorising work underneath those features as MVP and not MVP help to assign priority as well as ordering them by priority in the backlog view.

This involves a comprehensive identification of project goals, requirements, features, and deliverables, along with an understanding of the stakeholders, available resources, and potential constraints. I use Scrum most of the time Prioritize the tasks based on their importance and dependencies, and estimate the effort required for each one. At the beginning of each sprint, the team or individual collectively decides on the tasks they can commit to completing within that timeframe.

A breakdown of tasks for a project is heavily recommended for posterity. Timelines typically aren't set in stone, especially for projects involving multiple moving parts. By documenting why certain tasks take more time than expected, and why certain tasks that weren't required were erroneously created, teams have more historical data to refer to. Similar to how code can be reused across several projects, hard-won wisdom can percolate across the organization, leading to potentially speedier and less error-prone workflows.

Breaking down tasks makes progress more tangible, however tasks should not be broken down for the sake of breaking down tasks. Nothing is more frustrating than unnecessary bureaucracy to keep "some manager" happy... The biggest benefit of tasks is that they provide a possibility of identifying ones progress - in this respect I would consider them as much a motivational tool as a planning and management tool. Being able to tell that a project advances step by step is much more enjoyable than feeling stuck in a monumetous effort. In addition it alos provides reasonably well defined breakpoints at which work can be transferred to colleagues, as tasks should in a way close a specific topic.

In my experience make sure the tasks represent valuable features for the product or code that will enable the team to move faster amd have more agility to deliver new software.

Experience is absolutely crucial for trying to estimate required time. However there is also another aspect: Eternal patching is quick and leads to messy solutions. In depth development and occasional rewrites are slow but can lead to more structured output. The former is often much easier to quantify than the latter, until the code - held together by endless patches - falls apart...

Estimating the duration with a small margin of error, both on the positive and negative sides, can greatly assist in project development. I believe that realistic deadlines should not keep the team under pressure, but rather keep them motivated.

In my experience instead of estimations do forecasts. Work to deliver frequently small batches of features in regular amont of times. This will gain trust among the team and the stakeholders. Feedback will come earlier and it will be easy to adapt. Make sure everyone is involved in the ownership. Estimations soon will not be asked but instead new features will be planned.

Is your team comfortable with the languages, frameworks and tools that need to be leveraged to implement this change? Try to identify a task based on minimal collateral damage (a change to this should effect 0 other areas of code — perhaps updating a button’s text to say “Sign in” instead of “Log in”). Having a tiny unit of work as a baseline can help estimate by giving you something relative to compare to. Additionally consider the collateral damage of a change. If it’s a core component, the potential for collateral damage is higher and more time should be allocated to testing changes there.

Always be prepared for the possibility that the timeline you initially set may not be accurate and could extend. Don't be disheartened by this; instead, be flexible and adjust your timeline based on the current progress of the work. It's advisable to incorporate buffers in your timeline to account for unexpected delays or challenges. This proactive approach ensures that you can adapt to changes more smoothly and helps in maintaining a realistic and achievable project schedule

The best practice for incorporating buffers and contingencies into a technical project timeline involves conducting a comprehensive risk analysis to identify potential challenges, assigning realistic buffers based on uncertainty, and establishing contingency plans with allocated reserves of time, resources, or funds to address unforeseen issues, ensuring a more resilient and adaptable project management approach. Regularly reviewing and updating these contingencies throughout the project lifecycle enhances responsiveness to evolving circumstances, contributing to overall project success.

An ideal schedule should be conceived and decided upon collaboratively with the team. Contemplating appropriate deadlines and continually adjusting them throughout the project is paramount. Thoughtfully considered timelines keep the team engaged, yet caution must be exercised to avoid estimating unrealistically short or unrealistic deadlines, as this could pressurize the team and compromise the quality of work. If you need to update and comunicate the timeline it means you are doing tradicional project management. Better than that try to evolve everyone more often so that they can get manage their expectations for next features to be released and when that will happen. Commitments to hard dates are stressful and need a very realistic scope of work with senior people involved that have implemented similiar solutions in the past.

These tools enable timely adjustments to the timeline, ensuring adaptability to changing requirements and enhancing overall project management efficiency and success.

One more crucial aspect to consider is identifying dependencies. For instance, if you are developing a web application and one of the APIs is yet to be created by a different team, you need to factor this into your project estimation.

Manpower. If 10 engineers takes 1 month to do a project, it should be right to say it’ll take 1 engineer at least 10 months to do the same project. I’d add another 30-40% buffer to account for the fact that the lone engineer has to learn the skills of the other 9 engineers, and is unable to work on multiple tasks in parallel (there’s only one of him). So that’d be 14 months for an engineer to do the work that 10 engineers complete in 1 month. This example is extreme but it is to highlight the fact that manpower is crucial. I’ve also excluded the fact that there should be a product manager that does all the planning. If not, double the duration because the engineer has to do a completely new job outside his domain = 28 months.
