Consider which deadlines are flexible and which are set in stone. If the delay affects a critical path item—those tasks that directly impact the project completion date—it's time to get creative. Look at your project schedule and identify where you can shuffle tasks around to accommodate the delay without affecting the overall deadline.

The project may face delays due to unforeseen circumstances. COVID-19 is a prime example, especially for fieldwork. Resources can be reallocated to advance tasks that can be expedited. The plan should be reviewed and adjusted as necessary, considering all factors, to achieve the goal.

Remember, stakeholders appreciate being in the loop, even if it's not what they want to hear.

Unexpected delays happen. But most of them occur because you as the project manager did not communicate well with your stakeholders during the project initiation and planning phases. Bring everyone together after meeting with the project sponsor to learn about the goals of the project and discuss realistic timelines. Also brainstorm likely risks and create a risk mitigation plan in your planning phase. The plan will help you prepare for and act immediately on any delay that arises. When one arises, contact your team and the sponsor immediately and personally by phone or Zoom/Teams and discuss the delay and your mitigation plan. With other stakeholders a direct email with a link to your mitigation plan should be enough.

This could involve using buffer times built into your original schedule or having backup suppliers on standby. A solid contingency plan is your safety net, ensuring that when things don't go as planned, you have a course of action ready to deploy.
Finally, use this experience as a learning opportunity. Once the immediate issue is resolved, review what happened and why. Understanding the cause of delays can help you prevent similar issues in the future or at least mitigate their impact. Continuous improvement is a core aspect of program coordination, and each challenge faced is a chance to refine your processes and strategies.
