In my experience, I have relied on role definition in some tools such as - The RAM matrix, in which for some projects, we indicate for each activity and function, who has the primary responsibility and who is the peer - The RACI matrix, which is the most well-known, to identify who does the task, who is accountable for it, who is consulted and who is informed. - It has helped me on some occasions, in which I have managed projects in functional organizations, to use an organizational breakdown structure, so that each functional department clearly visualizes its area responsibilities. - I have also used the team's constitution minutes to link to the role definitions.

At our service center, we tackled a major system integration project that required precise coordination across several teams. To foster ownership and accountability, we began by clearly defining each team member's role and responsibilities. We held a kick-off meeting where we mapped out everyone's tasks and how they contributed to the project's overarching goals. This clear delineation prevented task overlap and confusion, empowering team members to take full ownership of their roles. As a result, the project was completed ahead of schedule with exceptional accuracy, demonstrating the effectiveness of clear role definition in collaborative efforts.

In my experience and understanding that we are talking about a collaborative project in which several people, teams or organizations are working together towards a common goal, it becomes more important to agree on these checkpoints and the respective milestones in such a way that the progress and status of the project can be seen in time to be corrected when necessary. I recommend reviewing these milestones every 2 weeks in collaborative projects or as a whole, since the result of an area or organization can be vital for the next part. Although the responsibility in this type of projects is shared, they are the ones that can most easily get out of control and lead to non-compliance.

During a critical update to our data processing system, I encouraged autonomy among the team members involved. Each member was assigned specific components of the project and was given the freedom to devise their own approaches to tackle the issues within their purview. This empowerment led to creative problem-solving and personal investment in the project's success. Regular check-ins were conducted to provide support and ensure alignment, but the decisions on how to proceed were largely left to the individuals. This autonomy not only expedited the update process but also resulted in a sense of pride and ownership among the team, contributing to a highly successful implementation.

Um bom feedback é o dever de se limitar aos resultados do trabalho, sem atingir a pessoa do avaliado e sem comparar com resultados de outras pessoas, na medida do possível. É preciso deixar claro que a pessoa não está sendo julgada na sua essência, mas nos seus atos, decisões e resultados dentro da organização. Abaixo, algumas recomendações: Avalie com base em observações concretas e dados objetivos. Não permita que um fato isolado influencie toda a avaliação, nem que as últimas impressões predominem. Na avaliação, seja o mais imparcial possível, deixando de lado as simpatias ou antipatias pessoais. Procure evitar que a avaliação seja realizada em momentos de mau humor ou excesso de otimismo. A avaliação é um processo contínuo, pratique-a.

In my opinion, feedback is much more relevant in collaborative projects. Understanding that these are projects of shared responsibility, whether successful or unsuccessful, and in order to maintain a healthy work and collaboration environment, it is important in frequent reviews to discuss what has been done well and should continue to be done, what has been done well but should not continue to be done, what has been done and contributes but should be improved, and what should not continue to be done. This will give clarity to the parties, teams or organizations that are participating in the project and will contribute to the successful completion of the project.
