Your team is out of sync with the company's goals. How can you fix it?

On several occasions, alignment problems concerning the company's vision and strategic objectives are generated by the lack of clear and assertive communication, which is why it is vital to have periodic synchronization meetings with the teams at a tactical and strategic level. On the other hand, having team goals and objectives that are aligned with the organization's OKRs allows for a continuous connection with the company's objectives. Finally, I believe that having a culture oriented towards continuous feedback, where teams have the peace of mind to express their ideas, doubts, and concerns, allows leaders to align the company's strategic objectives and find future points of friction for the teams, the which can be resolved promptly.

Goals are like destination, wherein Teams travel to with motivation. Goal misalignment occurs when: 1. Destination (Goal) is not known. or 2. Traveller (Team) is not seeing their success linked to that Destination (Goal) Leader needs to guide, verify and nurture both as a Pilot and Steward.

Schedule team meetings to discuss the perceived misalignment. Encourage honest feedback about goals and expectations. Ensure everyone has a crystal-clear understanding of the company's goals and how their individual work contributes to achieving them. Break down high-level goals into smaller, team-specific objectives. Team Input Matters: Consider involving your team in goal-setting discussions to imbibe a sense of ownership. The easy answer is that individual and team goals are not aligned with those of the company- but they don't have to be and in many of the most successful companies (Nike, UA, Apple etc.) they are not. Or people think that there is a problem in communication (there never is). The way I see it, it's more like overlapping of Venn diagrams between the team members and the company.

Often company goals are at a level that don't apply directly to product teams (especially within corporations where the digital product is not the product that is being sold). Being able to either abstract or to further detail a company goal into an achievable product team goal is a skill. This can be done by looking at capabilities of the team, or the north star of the team, and seeing where they can ladder into the larger strategic company goals.

A generalized situation will require more effort, redesign the messaging, scheduling team meetings, designing improvement communication plan and measure.

Company's vision and values should be communicated regularly and in different formats by the company. As a leader, it's our number one role to live by those values and to express that vision to our teams in every interaction that we have with them. This will dictate the company's culture, not what is written on a book somewhere and no one looks.

When we set goals for a team, and want the team to follow a set of individual goals to reach a common objectives together, it is CRITICAL that each individual own up their goals and accountability. How do we achieve it? Set the vision, not the goals for the team, share the end objective - then ask each individual, based on their area of ownership, what can they do, to contribute to the end objectives. Let every team member come back with what they think they can own and deliver. Review that jointly - adjust as needed and coach individuals to devise their process, methods and objectives. Review periodically and course-correct as needed. Thus, every individual is driven by their own ownerships and take accountability. Together we win!

Trust is when you allow individuals to take chance, make mistakes and you work together to understand what went wrong, and then decide together on a correction path. Trust is when you see an individual is making same mistakes repeatedly - sit down with the person, understand the thought process, and help adjust the deviations. Trust is when your team members know, you have their back covered - if they make mistakes, it is always between an individual and you. It is never between the individual and the rest of the world. What can kill trust and collaboration - micromanagement, feedback shared publicly, lack of recognition, personal attacks, etc. - please avoid.

It’s important to acknowledge progress and the people who have contributed to getting there. Small steps which move the company and team mission are important. Rather than set-backs progress is key and motivation and recognition drives more and faster progress. Easy to understand KPIs are important indicators to use with tangible rewards everyone can relate to. Keep it simple and stupid KISS principles.

In addition to traditional forms of recognition, leaders should implement peer-to-peer recognition programs where team members nominate each other for exemplary alignment with company goals. One way to foster this into team culture is including & regularly using a public thanks channel or similar.

If your team is out of sync with Co goals most likely you as a leader are sleeping at the wheel!! You need to first make sure you understand what the vision and related objectives are. Then understand their significance for your team or function. Then translate it for individual managers (or leaders) in their context first and (for those capable of understanding) in the overall context. A good understanding enables them to internalize and adapt to changing environments- in their success lies the success of the enterprise. As Kipling said - “the strength of the pack is the wolf and the strength of the wolf is the pack” Get your wolfpacks to understand visions clearly.

Keep regularly sharing the company's strategy and the leadership's perception of the product, to the point that you infuse it into your daily stand-ups or day end calls. Try to mitigate the risk of detouring from the product vision with these regular reminders, so that your team builds its own product vision and tactical approach around that. Even though at times there is a contradiction to where the company can be as viewed by PMs and their team members versus where the company leadership wants it to be. Remember, you can only guide the leadership, but force them, because at the end of the day it's their investment and business.

Create a Miro board and invite your team. On the top layout the company level goals and your product area or department goals. At the bottom map your product goals. The try to map each of your goals to which of the top level goals contribute and sort them by impact. During the workshop the team will collaborate in the alignment and it will happen very organically and the team will be confident during the year or quarter instead of mandating them top down to the team, if the team does not see the causation and the linkage to their work. Do not choose too many objectives on the bottom level as people won't be able to remember them.

Ask the team to list out the company objective and goals as they see it not from company charter, website. It will create a thought around thinking about goals from perspective of the organization. Then discussion can be led to amicable results by using various other tools and exercises. Key is knowing your team.
