How do you identify process gaps in DMAIC?

DMAIC is a solid structure for many areas across an organization. The criticality of Lean/Six Sigma adoption comes from leadership buy-in and becoming a coach and engaged supporter. Each phase is mutually important and should include end users and SMEs in the activity. Defining the problem aligns everyone to what needs to be solved. Measuring focuses the team on meaningful data to avoid assumptions. Analyzing allows focus on the biggest area of impact ensuring findings are verified through GEMBA walks. Improving requires clarification the gap will be closed without unintentional consequences. And control ensures the gap remains closed sustaining over time. Extremely useful tools for regular use across an organization!

DMAIC stands for Define, Measure, Analyze, Improve, and Control. It is a structured, data-driven problem-solving methodology used in Lean Six Sigma for improving existing processes. Each phase of DMAIC aims to systematically address and resolve issues, enhancing process efficiency, quality, and performance. Understanding DMAIC is crucial as it provides the framework within which process gaps can be identified and addressed.

One thing I would add is that DMAIC should be used to improve a measurable objective on a current process (formal or informal) . It should not be used to create a new process.

One gap I have observed is to clarify what is really value for the Customer. Different products and services in different markets involves different realities. Define step must consider this.

One thing that I would add is making sure that leadership is involved and agrees to the definition of the problem so they sponsor the project.

In the Define phase, the primary objective is to clearly articulate the problem and establish the goals for improvement. This involves identifying key process stakeholders, defining the scope of the project, and mapping the current process using tools such as process flowcharts or SIPOC (Suppliers, Inputs, Process, Outputs, and Customers) diagrams. Clearly defining the problem and setting specific, measurable goals helps in focusing efforts on areas where process gaps might exist.

The Measure phase involves collecting data on the current process performance to establish a baseline. Key Performance Indicators (KPIs) are identified, and data collection plans are developed to gather relevant information. Tools like Value Stream Mapping (VSM), time studies, and process capability analysis can be used to measure performance. By quantifying the current state, it becomes easier to pinpoint variations and inefficiencies that indicate process gaps.

One gap I have found is the frequency a company devevelops a Gage R&R. Once we go deeply in this process the problems got solved.

Ter conhecimento do processo atual, estabelecer pontos de controle e medir o desempenho atual é fundamental para uma boa analise de dimensionamento do processo, entender quais são os pontos críticos, gargalos, retrabalho e muitos outros pontos que os dados podem nos trazer de insights usando os métodos estatísticos após a coleta dos dados. Além disso é importante para saber o ponto de partida, definir metas e projetar ganhos do projeto.

FMEA (Failure Mode and Effects Analysis) is a powerful tool for enhancing back-office processes by systematically identifying potential failures and addressing their root causes. Its proactive approach allows for prioritizing issues based on their impact, ensuring that efforts are focused on the most critical areas for improvement. By applying FMEA, organizations can significantly mitigate risks, enhance operational efficiency, and improve overall performance. This method not only fosters a culture of continuous improvement but also drives a strategic approach to problem-solving, making it an invaluable asset for ensuring robust and resilient back-office operations.

During the Analyze phase, the collected data is scrutinized to identify the root causes of the process gaps. Techniques such as Root Cause Analysis (RCA), Fishbone Diagrams (Ishikawa), and the 5 Whys are employed to delve deeper into the underlying issues. Statistical analysis may also be performed to determine correlations and causations. This phase is crucial for uncovering the fundamental reasons behind the process inefficiencies and gaps identified in the previous phase.

In the Improve phase, solutions to address the identified process gaps are developed and implemented. This involves brainstorming potential improvements, selecting the most feasible and impactful solutions, and testing these solutions through pilot projects or simulations. Techniques like Design of Experiments (DOE) and Failure Modes and Effects Analysis (FMEA) can be used to refine and optimize the proposed improvements. The goal is to eliminate the root causes and enhance the process performance significantly.

É nessa etapa que usamos ferramentas que despertem mais tomada de decisão, criatividade, experimentos etc. pois é a hora de projetar o futuro baseado no desenho atual e na análise de gaps identificados. Garantir uma boa conexão com a estratégia da empresa também é um ponto fundamental para o desenho do novo processo, além de considerar fatores como custo e tempo de implementação para entender se vale apena o desenho projetado. Algumas ferramentas importantes nessa fase são Brainstorming, 5S, Poka Yoke, 5w2H etc.

The Control phase focuses on sustaining the improvements achieved in the Improve phase. This involves implementing control mechanisms such as Standard Operating Procedures (SOPs), control charts, and regular process audits to ensure the process remains stable and continues to perform at the improved level. Continuous monitoring and feedback loops are established to detect any deviations promptly, allowing for timely corrective actions. By maintaining control, the organization can prevent the re-emergence of process gaps.
