At first, you must have found the key activities then the key performance indicators (KPIs), then set the target. After that you have to capture the relevant data. Data bank should be generated. Analyse the data then find out the bottle neck and then act. PDCA cycle must be followed.

Gathering data is a two way process from my experience. If I am working with various stakeholders I want to make sure that I am gathering the information and make sure the knowledge required is transferred on both ends. Until and unless both the giver and taker of information are clear on their ends requirement gathering can be done so quickly and is a fun way process. I have an analytical/creative mind to begin with, so that is a big help when a group is set up to check the current process and find ways to improve it. First, I would want to analyze the procedures from the start carefully. Perhaps have a couple of coworkers who are familar or do work in that area in the review. The group would discuss how it operates and what could possibly be done to improve and how the improvements would work to help further on down the process. I would have additional groups working on different areas and I would personally oversee each area to make sure they would are fit together like zipper teeth, We would have to have a team that can work together and share in each others ideas.
