One of the most common issues programs face is the fast depletion of budget from the mid-program phase onwards. If you focus more on the often overlooked areas below, you can ensure the smooth functioning without bootstrapping the program. 1. Take time to identify all possible risks. This must include things such as replacing manpower because of employee turn over, poor performance etc. 2. Allocate budget for all identified risks unless you have an agreement with the management/client that they will allocate budget for those areas on a need basis 3. Get your team leads’/project leads’ buy in for the plan and entrust ownership in them to follow the set plan. Let them be cognisant of the fact that it is not your plan, it’s their plan as well

You may find yourself in a position where you need to submit multiple JIRA’s for various teams to put your program on their roadmap. Depending on your company this may already be resolved depending on how your roadmap is circulated. Identifying all key stakeholders and teams who will need to support your project/program should be discovered during your planning. Once you have your list, submit your tickets to the various teams, hold intake meetings covering the projects to get the respective teams up to speed and delegate priorities accordingly. Often times, at established companies, these teams will already know what’s necessary from them.

For progress monitoring, I'm initially using basic delivery milestones tied to the business objectives. We need to keep in mind that each additional tracking point (counters) takes some effort, so we need to balance the required fragmentation points and progress vision. Deeper counters fragmentation provides a deeper understanding of root causes but gives additional complexity. 1. Add the key business-related milestones. 2. Add the borderline quantifying objectives among the subteams with clarified inputs and outputs. 3. While the program is executing, objectives must be monitored. If you see a potential or actual delay in existing milestones, you may fragment objectives further to understand the issue and adjust accordingly.

Always highlight risks. Early and often. When you know your program is going off the rails, the sooner you engage with your stakeholders and leadership team the better. The earlier you elevate your program’s risks, the sooner you can have conversations around whether or not the timeline makes sense anymore, resources need to be added, budget increased etc etc.
