You’re in charge of a manufacturing team. How can you improve productivity with teamwork?

I had worked in corporates like Bharat Forge and Suzlon Energy at VP and GM level. When you look for improving productivity, first you need to define and quantify the 'improvement', clearly, to the team. Secondly, you need to lead the team by practising actual involvement. Take advantage of a team members strength and assign him an activity which will use his strength. Those who are lagging, need to give on the job/off the job training. Gain confidence of your team as a leader who is for them...see the miracle. Talk to them about their family, family matters and they are with you.

Production targets should be qualitative rather than quantitative. Focus should be on accuracy in process. Preventive maintenance plays important role.

While article brings out good perspective, I will like to bring one more point. I believe that’s most crucial. One need to first clearly define Problem statement before addressing any solutions. Followed by connecting Increase in Productivity to big picture i.e. “Why” do we need to increase Productivity. This will lead to “What” is required to-be done followed by “How”. I.e, Problem statement Definition >> Why >> What >> How. Probably that should do.

Clear goals show each person what they need to do in the team. Everyone knows how they help reach the goals together, so there's less confusion. When roles are clear, people can concentrate on their jobs, making the team work better and get more done.

In my opinion, the team leader needs to review the status of the team and while understanding the weaknesses, look at the strengths and use thee strengths of every individual member by making him/ her aware and get a self accepted contribution and ownership of tasks in sync with his / her strengths. this will help each Team to perform at his /her strengths which will contribute to the project / activity on hand. A regular review of daily contributions , motivating all with the tasks completed and pin pointing and appreciating the contribution of every member on a weekly basis will go a long way to improve the contribution and I am confident the Team will deliver.

In my opinion, before jump into goals first need to identify the gaps w.r.to set production targets or as per plant capacities by involving all team members of the plant including other members from cross functions. It would help to assess the exact requirements of the plant and production to be achieved. Accordingly action plan to be prepared and execute by involving and providing requisite training and resources to the concerned team.

1. Select the right attitude personnel and train them. 2. Empower them, put the right system in place, and follow them religiously. create a conducive environment for feedback. reward the performer.

If a parts production has been changed (programs etc. I make it clear that they need to right down on the traveler what changes were made and why. So that at the end of the job programming can make the changes so your not repeating the same problem every time.

Help the team understand the impact they have on the organization by learning and improving on their skills. Get their buy in and then move forward with training incorporating visual, Auditory, Read/Write, and Kinaesthetic styles of learning to help with reinforcement and support the different types of learners. - Be observant - Be patient - Be consistent - Be fair

If a manager feels a member of his team needs to improve in certain areas of his role, he should proactively assign relevant training (if available) or should help the employee develop the particular skill set. A culture of learning and developing skills to be cross functional when needed should be encouraged which also leads to growth opportunities across the team.

Introduce TPM, Lean, and Operator Care programs to get the folks engaged. Ask for their suggestions for improvements. Don't tell them what their improvements will be. Let the actual folks on the shop floor help determine what needs to be done and support their suggestions. If it works, Great! If not, don't discourage them. And finally, terminate the bottom 10%ers. The one or two employees that bring the rest of the group down. We as Supervisors spend about 80% of our time with this group. Cut it off! We can't afford to have those one or two anchors within our group that are negative influencers. Reward the performers not the cancer!

In-house training should be carried out regularly to interested individuals to push them to learn new skills techniques. Once you have a pro-active team and also full with many raw talents, which will require less supervision and be able to carry out given task within a given time frame then productivity can be improved to the next level.

Team can be enhanced productivity when they know the process firmly because identification of bottleneck or inefficiency can be done if you have the expertise. Expertise need two things one is virtue of experience and basic training. These plays a vital role.

Many issues and challenges present themselves when you start to be present in work areas and Stakeholders feel, think “what the hell do you know about the work I do?”, especially with workers that have performed the same activities for years. You need to work, observe “side by side “ with them identifying the bottlenecks, challenges they face daily. Listening and seeing these opportunities to improve will start to be communicated, shared with you by individuals and the team.Based on this approach performance will start improving, efficiency, productivity by all understanding the challenges between positions “living” in the other workers “shoes”. Never embarrass a Stakeholder in front of their peers. This approach will improve challenges.

In addition to all those 6 steps. I would continue to build and embrace culture of discipline; manufacturing processes are mostly repetitive in nature and clear discipline to follow protocols are essential. To build culture of discipline, leaders need to walk the talk.

How much is their silence about problems and waste they see costing your organisation? Engage all employees in simple problem solving. 𝙏𝙝𝙞𝙣𝙠𝙞𝙣𝙜 𝙬𝙤𝙧𝙠𝙚𝙧𝙨 are essential in business today - purely 'working workers' are a thing of the past. Give your employees 𝙨𝙤𝙢𝙚𝙩𝙝𝙞𝙣𝙜 𝙩𝙤 𝙗𝙚𝙡𝙞𝙚𝙫𝙚 𝙞𝙣 not just something to do. Your results will improve as your problem solving capability increases.

In most cases we tend to overlook the Team congeniality and that is something that I would review and start communicating one to ne if I see / have doubts with any one member of the Team. there has to be an atmosphere of inclusiveness and freedom to voice opinions, give suggestions and work towards a single objective. Share the work load and responsibilities with every member, working on his/ her strengths and ask them for their contributions in their area of work so as to strengthen the work culture and keep making improvements continuously such that continuous Improvement is in the DNA of the Team, Dept., company. People will give their 200% if they feel values and respected.

Create or articulate a compelling need for change. Then forget about sophisticated tools like Six Sigma - people do not trust what they do not understand. Teach 7 (8, 9, ...) wastes at all levels. Implement 5S housekeeping. Establish and enforce work standards. Implement short interval controls.

It's important to show and remind team members how their efforts connect to the end goal. Also ensure the promotion of team success as more important than individual success. In addition, do not reward heroics, and rather focus on team dynamics instead.

Do a brainstorming to evaluate the reasons for lower productivity first. Use Fish bone diagrams, implement sqc techniques. Use their inputs to overcome the obstacles. Then set a reachable realistic target, motivate the team by understanding their needs(both personal and professional) to achieve the target and take it forward further up, and work on sustainable practices to maintain or exceed the achieved results
