Who should you prioritize for your Lean Six Sigma project?

To ensure the success of a Lean Six Sigma project, it's crucial to conduct a thorough stakeholder analysis. This involves identifying all relevant stakeholders, assessing their impact, interest, power, and support regarding the project, and then prioritizing those with the greatest influence and importance. Prioritization involves a complicated algorithm. Of course, the first consideration is: Who does the boss want to prioritize? But after that, focus on impact, cost, and resources required.

Typically, I have found the best way to identify the stakeholders is to determine the core team who will be directly involved with the project such as the project managers, engineers, technicians, and anyone that will be testing or inspecting the part. Then as a team we can further expand the discussion by seeking out each person that will be involved in this process. These can be direct or indirect people such as regulators, maintenance workers, testors, etc. We can then engage with an interactive process with each person involved that may influence the decision process.

Remember: Stakeholders can evolve throughout the project. Stay actively engaged and reassess stakeholder involvement as needed. Be inclusive and consider diverse perspectives. Entertaining all relevant stakeholders leads to better decision-making and project success. Communication is key. Keep stakeholders informed, address their concerns, and build trust for a smooth project journey. By adopting a proactive approach, you can effectively identify all stakeholders and navigate their diverse needs for a successful project outcome.

Next, identify all potential stakeholders who may be affected by or have an interest in your Lean Six Sigma project. Stakeholders can include team members, managers, suppliers, customers, and other departments within the organization. Compile a comprehensive list, considering both direct and indirect stakeholders, to ensure no key players are overlooked.

Once you've identified your stakeholders in a Lean Six Sigma project, it's crucial to prioritize them based on their importance and influence. To do this, you can use prioritization matrices such as the power-interest grid, influence-impact grid, or RACI matrix. These tools help in deciding whom to focus on, whom to keep satisfied, whom to keep informed, and whom to monitor throughout the project.

Few prioritization methods are- 1. Stakeholder Analysis Grid: This involves creating a matrix with axes representing stakeholders' level of influence and impact on the project. 2. Power/Interest Grid:this grid assesses stakeholders based on their power and interest in the project 3. Salience Model:This model considers three dimensions—power, legitimacy, and urgency—to assess stakeholders' significance 4. Stakeholder Mapping: Mapping stakeholders based on their roles, relationships, and importance to the project 5. Weighted Scoring:Assigning scores or weights to different criteria such as influence, impact, investment, etc 6. Expert Judgment:Involving experienced project managers or subject matter experts to assess and prioritize

Once you have identified your stakeholders, prioritize them based on their power, influence, and interest in the project. Use a stakeholder analysis matrix to categorize them into four groups: high power and high interest, high power and low interest, low power and high interest, and low power and low interest. Those in the high power and high interest category should be your top priority as their support and involvement are crucial for the success of the project.

In my experience, prioritising key issues identified according to their importance to determine which issues or solutions are the most critical and need to be addressed first. Using a prioritisation matrix, one can determine such crucial areas where Six Sigma projects need be implemented to improve your business processes.

Aligning stakeholder expectations with project deliverables, milestones, and outcomes is also essential. Utilizing a stakeholder expectation management plan helps define and document these expectations and how they will be addressed throughout the project lifecycle.

Your stakeholder mapping is crucial to determining your key stakeholders. From a quick mapping of the process to be improved, it should be fairly easy to know the functions that are most directly impacted by the process. The actual players in the process, the inputters, the customers and the auditors of the process are important. Workflow is very transient so if you determine your stakeholders and then take a break before actual CI is implemented, redo the stakeholder mapping to ensure your stakeholders haven't changed before commencing the CI project.

While you have done your stakeholder mapping in the Define phase, and you work with these stakeholders in the well described way above, it is worth considering that the world usually does not stand still around an LSS project, new stakeholders (in terms of roles or in terms of replacements of names to existing roles) might appear, and they might need special treatment on the history before they came in and of the actual needs of the moment.

Consider the organizational culture and dynamics when engaging stakeholders. Be aware of any existing power structures or political considerations that may influence stakeholder behavior and engagement. Ensure that your communication is culturally sensitive and inclusive, addressing the diverse needs and perspectives of all stakeholders.
