Which task prioritization methods will help you manage your project more effectively?

The Eisenhower Matrix, also known as the Urgent-Important Matrix, is a simple and popular task prioritization method that helps you classify your tasks into four categories based on their urgency and importance. These categories are Do, Plan, Delegate, and Eliminate. 'Do' tasks are both urgent and important, such as resolving a crisis or meeting a deadline. 'Plan' tasks are important but not urgent, such as planning or strategizing. 'Delegate' tasks are urgent but not important, such as routine administrative tasks. Finally, 'Eliminate' tasks are neither urgent nor important, such as checking emails or browsing social media. This method is beneficial in that it helps you focus on what matters most and avoid procrastination. However, it requires honesty and realism about the urgency and importance of your tasks, as well as flexibility and adaptability to changing situations.

Prioritize clear, frequent updates, both up - and down - the chain-of-command. At our firm, we encourage the use of "no update updates." Send a note on Monday that says: "I know that you're expecting X on Wednesday; it's not done yet - but here's where it stands." If a client or manager has to ask, they're already annoyed or concerned. Communicating early and often can alleviate stress on both sides of the project management equation. It forces expectations alignment and helps to eliminate painful surprises -- or re-do's -- if expectations are not met. There are two kinds of colleagues. Those to whom you assign a task, and know it'll get done -- and those to whom you assign a task, and then set a reminder to follow-up. Be the former.

Prioritization is essential in any role. I had recently completed a training where we discussed a full class on this, my favorites were 1. MoSCoW Method: Must have, should have, could have, won't have. This helps put a focus on critical task and deprioritizing ones that arn't as urgent. 2. RICE Framework: this is an easy one where you have to rate each task based on reach-impact-confidence and effort, you will see where most of your time is allocated 3. Impact-effort Matrix: focus on high impact low effort ;) 4. Time management/blocking: clean up your diary, set specific blocks for different tasks throughout the day - this will help you stay focused

I actively use the Eisenhower Matrix in my work. For me, this is the most convenient way to plan tasks and priorities. The Eisenhower Matrix can help me identify tasks that can be delegated to team members or stakeholders, freeing up my time to focus on higher-priority activities. The MoSCoW Method is a task prioritization method that helps you rank tasks based on their value and impact. The acronym stands for Must, Should, Could, and Won't. Must tasks are critical and essential for your project's success, while Should tasks are important and beneficial. Could tasks are nice to have but optional, and Won't tasks are out of scope or irrelevant. This method allows you to align your tasks with your project's objectives and expectations. However, it also requires communication and negotiation with stakeholders and team members to agree on the priorities and trade-offs of the tasks.

C-grade tasks are not very important and have minor positive or negative outcomes, so they can be done after the B tasks. D-grade tasks can be delegated or outsourced to someone else, while E-grade tasks can be eliminated or avoided. This method helps you optimize your time and energy by focusing on the most valuable and impactful tasks, but it requires discipline and decisiveness in order to resist the temptation of doing the easy or fun tasks first.

Reach measures the number of people or users affected by the task, while impact assesses the degree of benefit or satisfaction it will provide. Confidence is the level of certainty or reliability about reach and impact estimates. Finally, effort is the amount of time, money, or resources consumed. The score of each task is calculated by multiplying reach, impact, and confidence, then dividing by effort. The higher the score, the higher the priority. The advantage of this method is that it helps quantify and compare tasks based on data and evidence. However, it requires collecting and analyzing relevant information and assumptions about tasks and updating them regularly as the project progresses.

An example of using the RICE Method could be prioritizing marketing initiatives for a new product launch. A social media campaign might have a high reach (many users affected), impact (significant benefit), and confidence (based on past campaign performance), while requiring relatively low effort. We can kanban, eisenhower, and MosCOW all we want, what matters are those large impactful tasks. I believe as people we seem to break things up into a natural hard to easy range for tasks. Breakdown the most impactful tasks into miniature quick wins. Next, resource allocate the tasks to your team. Then make them all feel invincible by not letting any task become too big because You break it all down. In summary, the prioritization methodology can be any one of these approaches however once you have a large task: Break it down into “quick wins” then resource allocate.

I have found the MoSCoW method to be highly effective in task prioritisation, particularly when implemented with honesty and free from external influences. While the RICE method can be valuable, I have personally found it to be less effective in my professional experience. Remember to explore and find what works best for you, whether a method out there or simply using a daily calendar.

The best approach is to align with the organisation's strategic objectives (at portfolio and program level). Also, ensure to get inputs from key stakeholders outside of your immediate function. Once you understand the strategic goals you can customise your prioritisation criteria and weighting directed toward the Sponsor's intended outcomes. I've done many variations of a custom scoring matrix criteria framed around various factors, for example: - Strategic alignment - Expected benefits and Impact (e.g. helps a single unit or is a global initiative) - Cost to implement - Risk mitigation (either project i.e. ease of implementation or operational risk e.g. replacing an aging system) etc.
