Defining a clear compelling mission outlines specific objectives & desired outcomes, providing clarity for team’s shared purpose, direction & goals. Eg., If team is tasked with improving customer satisfaction, their mission could be, “To enhance customer satisfaction by reducing response times & increasing issue resolution rates, leading to 10% increase in customer retention over next quarter.” This mission sets a clear goal & success measure. Few other example missions: 🔹To streamline our supply chain operations for cost reduction, resulting in a 15% decrease in logistics expenses within 6 months. 🔹To develop an innovative mobile app that enhances user engagement, aiming for a 20% increase in monthly active users over the next quarter.

The very first step is to create a mission statement for the team. This statement should explain to anyone asking why the team exists and what the goals are for the team. As much as possible, the team's goals should roll up to the north star metric which should in turn be aligned to the company's OKRs. It should also explain the value that the team brings including how the team measures success.

Define the team’s purpose: Clearly articulate the reason for forming the cross-functional team and its key objectives. Identify key stakeholders: List all departments or functions involved and ensure representation from each. Set roles and responsibilities: Define specific roles for each team member and establish leadership responsibilities. Establish team goals and metrics: Outline measurable objectives the team aims to achieve, aligned with the organization's broader goals. Create a communication plan: Develop channels and frequency for regular updates, meetings, and information sharing. Agree on decision-making processes: Define how decisions will be made (e.g., consensus, majority vote) to avoid future conflicts.

In addition, it's important to emphasize the collaborative nature of cross-functional teams in achieving their mission. It's essential to consider not only what the team will do but also what it will not do, to prevent scope creep and maintain clarity throughout the project.

Additionally, identifying key assumptions, dependencies, and risks upfront allows the team to proactively address potential challenges and mitigate any adverse impacts on its work. By thoroughly defining the team's scope and addressing pertinent questions regarding deliverables, milestones, deadlines, constraints, and challenges, the team can establish a solid foundation for success and effectively navigate the complexities of its projects.

Their SMART goals: 🔹Specific: The team’s goal is to develop a CRM system with specific features like contact management, sales tracking, and reporting. 🔹Measurable: They set metrics to measure success, such as a target of 90% user satisfaction & a 20% increase in sales efficiency. 🔹Achievable: The team ensures that their goals are realistic within the given timeframe & resources. 🔹Relevant: The goals align with organization’s objective of improving customer relations & increasing sales. 🔹Time-bound: They set a deadline to launch CRM system in 6months.

In my perspective, establishing clear and SMART goals is pivotal in guiding the actions and efforts of a cross-functional team towards achieving its mission. By ensuring that goals are Specific, Measurable, Achievable, Relevant, and Time-bound, the team can effectively track progress, stay motivated, and maintain focus on tangible outcomes. Moreover, aligning these goals with both organizational objectives and stakeholder expectations fosters cohesion and ensures that the team's efforts are contributing meaningfully to broader strategic initiatives.

Prioritizing and communicating these goals transparently across the team enhances accountability and facilitates collective understanding of what success looks like. Additionally, incorporating mechanisms for evaluating results, celebrating achievements, and learning from failures promotes a culture of continuous improvement and resilience within the team. SMART goals should drive daily actions. But don’t forget the human side—celebrate small wins along the way. When leading cross-functional teams, I ensure the goals are visible to all and frequently revisited. Keeping teams aligned with both short-term progress and long-term vision is key.

By assigning roles, everyone understands their responsibilities, promoting efficient collaboration & a smoother development process. Eg., For a team building mobile app - team roles: 🔹Product Owner: Defines the app’s features, prioritizes backlog, & communicates the vision. 🔹Scrum Master: Facilitates daily stand-ups, removes obstacles & ensures the team follows Agile practices. 🔹Developers: Write the code, design the user interface, & test the app. 🔹QA Engineers: Conduct thorough testing to ensure the app is free from defects. 🔹UI/UX Designer: Creates user-friendly & visually appealing interfaces. 🔹Business Analyst: Gathers & documents requirements from stakeholders. 🔹DevOps Engineer: Manages the deployment & infrastructure aspects.

The best way to ensure a cross functional team charter is to create a RACI chart that will have functions and responsibilities for each member of the teams. This chart should be shared with and agreed to by everyone. Each member should be held accountable as slipping any of the responsibilities may have a negative impact in any downstream activity that's been planned. Open dialogue about how everyone gets their work done and how they will be measured should also occur.

Something that cross-functional team charter almost always miss is kicking off the team with team team building activity. Going beyond the binding exercises towards really grasping each personality style in that team. Keep in mind that they may not be together in the office, at the same time and therefore not really know each other. So in doing that as a first step, a cross functional team leader can avoid potential conflicts, communication gaps and therefore delay on project delivery and results. It's a foundation not to be missed.
