How do you manage uncertainty in road mapping?

Every roadmap has to deal with a certain level of uncertainty.. I would focus on the business outcomes we want to achieve, which should remain fairly stable at the more strategic level. Also agree what others already mentioned, plan to deal with change be that thru allocation of development time or making sure you reconnect with stakeholders more frequently (quarterly maybe) to review current roadmap.

To reduce uncertainty in the roadmap, connect it with the business vision. When there are many requests from stakeholders and customers, the product manager should be able to effectively choose the ones that align with the business vision. This not only boosts confidence of building the right things but also demands a very strong ground for deviating from the original plan. It is similar to picking the signal from noise and a true litmus test of a product manager.

To understand and manage the sources of uncertainty, it’s crucial to 1st identify them and assess their impact & likelihood. These sources include financial uncertainties, customer needs, competitor actions, regulatory changes and technology trends. To better control uncertainty, organizations should adopt dynamic risk management strategies & foster adaptability, allowing them to respond to changes more effectively. Adaptive companies often manage their ecosystems using common standards to enable interaction with minimal barriers, thus reducing uncertainty. Moreover, risk models can aid organizations in avoiding the illusion of control, which stems from false belief due to unaccounted risks and can lead to increased uncertainties.

Donald Rumsfeld famously said that there "unknown unknowns". There are the things we know (or expect), the things we don't know but expect, and those that will catch us by surprise. For example, we may integrate with a particular system, and we know we'll have to delve into their API documentation (a known known). Or there may be customer-raised bugs - we don't know what they are, but from historical trends we know we'll end up spending a couple of days every sprint fixing burning issues (known unknowns). And then there are pandemics and vendor collapses (unknown unknowns). Rather than focus too much on applying predictability, understand your work and plan for the rate of change. Any forecast should account for the Cone of Uncertainty.

Uncertainty in roadmapping is okay! The key thing to focus on around uncertainty is to identify the fastest way to get to certainty. Map out quick and efficient tests and research that will help validate/invalidate your hypotheses. Do it live on the site with real users if you can. Not being fully certain with a roadmap is okay, as long as you have a plan to quickly and efficiently find out what your users value most.

In my experience, identifying assumptions and formulating hypotheses in a product roadmap is vital. Assumptions often underlie decisions, such as user preferences or market trends. By clearly stating these assumptions and turning them into testable hypotheses, you create a framework for making informed product development choices. Defining specific metrics and validation methods helps measure progress, and setting timeframes allows for regular evaluation. Remember, it's an iterative process, requiring adaptation as new data becomes available. Open communication and collaboration are essential for aligning the team, and continuous monitoring ensures you stay on track.

Speaking in product management, assumptions are perceived truths, often without evidence, related to the problem, solution & market. Stemming from observations or experiences. Hypotheses are testable theories addressing an issue, serving as temporary solutions needing validation through experimentation & data. For example, an assumption could be a belief about a target customer's pain point, while a hypothesis would be a specific statement predicting that the product can alleviate this pain point in a particular way. To create an effective & transparent roadmap, prioritizing & validating these assumptions & hypotheses are crucial & this can be achieved by utilizing a 2-dimensional matrix to categorize according to their relevance & impact.

In many roadmaps, I've noticed a common pitfall: a lengthy, ambiguous "discovery" phase spanning an entire year. To effectively manage uncertainty, it's essential to anchor the roadmap with a clear goal and articulate how you plan to test various hypotheses along the way. A roadmap should provide a strategic framework, not just a sequence of tests. Each step must have a defined outcome or objective to achieve, ensuring that it contributes meaningfully to the overarching goal. By avoiding the inclusion of tests without clear outcomes, roadmaps become more focused, purposeful, and capable of guiding a product or project through the often uncertain terrain of development.

In addition to defining assumptions and hypotheses, it's crucial to establish a structured process for ongoing validation. This means setting up clear metrics and checkpoints to regularly assess whether your assumptions are holding true or need adjustment. Also, consider creating a contingency plan for scenarios where your assumptions prove incorrect. This proactive approach ensures that your roadmap remains adaptable and responsive to real-world feedback, increasing the chances of product success.

There are any number of assumption mapping, impact mapping, or Randy Silver's Dragon Mapping (a simple iterative answering of "for this to happen, these must be true"). The important thing is to keep this as a live document, to keep adding new assumptions as you think of them, and then classify them and document research done into them.

1. The prioritization method itself doesn't really matter. You should rather prioritize by confidence or risk or urgency. As the article is about managing uncertainty, make sure to prioritize by confidence. 2. From all those options where your confidence is low, test only the risky ones. Indications of high risk: building will take long time and is complex, a lot of unknown around the topic/change, reversing the change is difficult, if it goes wrong the fuck-up potential (needs to be defined) is high. 3. You shouldn't test everything, testing is time & money. You don't need to test small and obvious things. You might even want to consider if you want to work on small things at tall.

Continuing the thread, in today’s world where we have software patches released twice a month for products like Electric cars, one wrong feature that has might have turned an existing feature off could cost lives. As mentioned we need to have RISK assessment in place, test all those features that are the most essential and should be working irrespective of any updates or new releases. Though we take note of this in our products, have observed this as a customer to a most popular electric car, after a patch, the car lock and unlock button got taken off. And another patch got it back.

To effectively prioritize and validate hypotheses, use prioritization frameworks like RICE or ICE. RICE considers Reach, Impact, Confidence, and Effort to rank product ideas and features, while ICE scores and ranks based on Impact, Confidence and Ease. These frameworks aid in highlighting the most critical and urgent hypotheses based on value, cost and risk, ensuring optimal allocation of resources. Post-prioritization, conduct experiments such as surveys or A/B tests to validate or invalidate the selected hypotheses, enabling informed decision-making on product features and initiatives.

One of the important aspects of Product Roadmapping is to prioritize on the requirements and categorize them: I. Good to have II. Should have III. Could have It will not only help to complete the MVP but also help in identifying the roadblocks, assessing risks and eliminating the uncertainties impacting the product roadmap. Plan B options for the critical factors would also be helpful to avoid any derailment and sticking to the timeframe for delivery.

Beyond prioritizing and validating hypotheses, it's essential to engage cross-functional teams in this process. Collaborate closely with engineering, design, and other stakeholders to ensure that experiments align with the broader product strategy and development timelines. Additionally, consider customer segmentation to tailor experiments to specific user groups, allowing for more nuanced insights. Moreover, don't forget to document your findings comprehensively; this helps in building institutional knowledge and informs future roadmap decisions. Collaboration and documentation are key factors in effective hypothesis validation.

You don't have to use OKRs in your company to create outcome based roadmaps. But your company needs to give you the space to create outcome based roadmaps. You can start with a goal based approach that shows your managers which main goal you want to achieve in that time horizon, e.g. improve acquisition. You can then formulate an outcome in words (!) and break this down into KPIs and metrics that reflect this outcomes. Then define topics/themes you want to work on to improve these numbers. This way, you create a roadmap that will help you explain your stakeholders why you are not working on feature A but on feature B, because you've figured out that feature B pays better into those themes, which in turn will improve your KPIs.

Adapting as we go along is perhaps the only truth when it comes to roadmapping. As an organisation we should be courageous to pivot according to the needs of market, users or technology, only consideration being the benefits of pivoting should outweigh the costs. Thus providing the necessary impetus for stakeholder buy in.

Adapting your road map based on learning, initiate with continuous learning road maps, aligning with lean startup methodology, enabling persistent adaptation & enhancement. Accumulate substantial feedback & data, meticulously prioritize your product road map items, ensuring every change is strategically communicated & regularly updated to align with newfound insights. Use tools like Roadmaps for personalized learning paths through diagnostic assessments & adaptive digital lessons, ensuring the educational content is interactive, graphical & collaborative. Iteratively review & refine the road map in accordance with business goals, identified business needs, ensuring all adaptations are in synch with overarching organizational objectives.

Roadmaps should always be malleable and change based on results and performance. The key is to have well defined metrics and key performance indicators that are measurable and support your business objectives. If your roadmap is failing to deliver the identified KPIs, it is key to pause, conduct an in-depth root cause analysis and then modify your roadmap based on quality data.

It's crucial to foster a culture of continuous learning within your product team. Encourage open discussions about what worked and what didn't in the validation process. Involve team members in retrospectives to gather their insights and suggestions for improvements. Furthermore, consider setting up regular cross-functional workshops or brainstorming sessions to ideate on potential roadmap adjustments collaboratively. We do not need to have 100% certainty over a problem, plan, or solution. Analysis paralysis is an inability to make a decision due to over-thinking. As a team, you need to define how much uncertainty you feel comfortable with to make decisions. Agree on this once and you move faster down the line.

The problem is that we as product people know this by now, but it's difficult to get management and stakeholders support you that "uncertainty is normal" and that they need to stay flexible to learning. Don't go and say "you know we're agile, you need to adapt to learning and embrace uncertainty." That's going to fail. Instead, empathize with them. What do they know and have a lot of experience in that you might not? Understand their goals, their agendas, their plans. And their pressure. Only when you empathize with them, you can open the door to a fruitful conversation in which they can be open to why things are changing.

Embracing uncertainty is a strategic move in the ever-evolving landscape of product management. It's not a hurdle; it's an opportunity for growth and innovation. By welcoming uncertainty, you empower your team to create a more agile and responsive product roadmap. The truth is, none of us possess a crystal ball to predict the future. Anything that enhances the company’s North Star 🧭 should be prioritized. The North Star Metric (NSM) is a shared KPI that intersects customer value and the startup's revenue generation (e.g., Uber’s number of completed trips). Prioritizing in this manner will significantly reduce uncertainty, providing clearer goals, objectives, and action plans.

When you are repeatedly asked about "when will you deliver feature X" and are struggling to shift the conversation to an outcome-based road-map, use the increasing uncertainty as a secret weapon! Use VUCA - Volatility, Uncertainty, Complexity, and Ambiguity - to show you know less about the future, and therefore talking about higher-order problems (ie outcomes) you will address then. For example, if your developers are hard at work on it you can safely talk about shipping 'Salesforce integration next month. But during the next quarter you want to move to 'enhancing data entry' - without talking about the HOW (features). That will give your audience the information they want: what's next and what direction you are heading.

Uncertainty is part of any road map. As new insights arise, I update the road map and communicate it broadly. A road map is a living artefact, and as a product manager, I always make clear to the team, users and stakeholders, that a road map is not a release plan nor a backlog. Best road maps prioritise outcomes over outputs and are user-oriented instead of feature-focused. A good road map is rooted in the organisation's strategy and targeted towards the audience. Since the main goal is to provide clarity of potential next steps, I like to keep multiple versions of the road map, catering for all interested parties.

You can manage uncertainty in road maps by embracing flexibility. Build your roadmap with phases focused on achieving key milestones, not rigid deadlines. Focus on gathering data and user feedback throughout the process to adapt your roadmap as you learn. This iterative approach allows you to course-correct and capitalize on unexpected opportunities.
