How do you hire and manage a marketing team for your startup?

I always prioritize understanding the magnitude of the challenge. Our business focus has evolved over the years. Initially, we operated in the saturated field of B2B Leadgen companies. However, we carved our niche by working with early-stage companies during our first 4 years. This experience helped us recognize the evolving challenges faced by growing businesses, including our own. Now we've transitioned into an Audience-based marketing company. For us, it's crucial to gauge the intensity of a challenge and its urgency for a particular company. Our growth strategies are: Community-Led growth Partner-Led growth At the heart of these strategies is Trust. In a marketplace flooded with seemingly identical options, establishing trust is vital.

First you have to win some early customers and test out the MVP of what you're considering as your offering. If you can't sell it as the founder, don't expect a marketing expert to figure it out. If you spend a bunch of money and time developing a marketing strategy before you've won some customers, then the majority of your work will end up in the waste bin. Once you have the proof that customers want what you're making, it's time to ask them why they bought, what else they tried, and how they might find you. Build your strategy around the customer. And the strategy is a living breathing thing that will change frequently. Don't assume that you can have perfect plan. That's a fairy tale written by AI.

Being clear on your goals is important. You don’t invite people to a party that’s no good. Get all your ducks in a row, have a compelling story, and most importantly results, then find someone who has done the job of packaging those elements and bringing to market . Too many times, startups hire marketing firms with the goal of “exposure,“ only to fritter away the money with no results. You might as well dig a hole and bury that money and hope a tree grows.

Marketing is not a single discipline. It's a set of disciplines...some highly strategic, some highly technical, some highly data-centric. You're never going to find one person who has all the skills you need. So hire someone who has experience being scrappy and figuring things out. Do not hire someone who has only worked for large enterprises. Their expectations will not fit the startup scrappy mentality. Most marketers will claim to have a strategic mindset and experience. But "strategy" means different things at different layers. SEO strategy doesn't usually translate to "go-to-market" strategy. Those are very different disciplines.

I have been luck enough to work in startups for the last 25 years in 8 different industries, the biggest lesson learnt is to hire marketing staff who are open minded, keen to test and learn, prepared to take small risks and big bets. Startups are often very early in an industry or market where value propositions, business models and ROI have not been proven so hiring people who are motivated by these challenges and are keen to learn, adapt and listen works better than people with fixed mindsets and domain expertise in one industry.

Company fit, Culture fit, Culture add... it is becoming more and more crucial when looking for and hiring the best candidate(s) that will succeed in your team. In the past when I was not so experienced I was mainly focussing at the track record of a candidate. Which is of course of importance when it comes down to initial skills and knowledge. I also quickly learned that this is only half of the story. The mind set, person-organisation fit (PO-fit) needs to be aligned with the growth phase you're in and your team culture. It goes without saying that an online growth marketeer within a small start-up, finding their way, setting things up for a first time, A/B testing asks for a different personality.

Depending on your objectives and the stage of your startup, you may need a variety of skills. Figure out what those skills are. For early-stage startups: -It might be prudent to hire a generalist first, someone who can wear multiple hats. -As the company grows, you can then hire specialists in areas that require deeper expertise.

One of the challenges of building a marketing team is that it has many very different roles. It's not like building a Sales team where you typically will look to recruit SDRs and AEs. In order to build the right marketing team, you need to understand the multiple different functions that marketing could need and evaluate if you need or want to hire everyone full time and then having to manage an internal marketing agency or if you rather choose to just pick a couple of strategic hires and then rely on outsourced specialized agencies.

This is missing the most important thing. Marketers need access to the customer. They need to be able to interview customers and lost deals to understand why customers buy, what issues they were facing, what other options they tried, what the trigger point was that made them finally take action. Very few companies take the time to do this level of customer research. But it's a game changer and will dramatically improve your competitive positioning.

One thing I have experienced a lot in successful startups is to assign dedicated technical resource to the marketing department on day one. Ring fenced time allocated front end dev projects and back end data/analytics projects. In addition to training the team, onboarding them to vision/mission/values, set aside technical resources in order to maximise your chances of success. Marketing has become x100 more technical in the last 20 years as we have witnessed 3 waves of innovation. Digital > Mobile > AI. Successful marketing teams need the right tools and resources to do their job effectively.

It's crucial to furnish your marketing team with explicit objectives and a thorough understanding of the company's mission and vision. Ensuring they're equipped with the right systems and tools is key for effective performance. If possible, integrating new members alongside experienced ones accelerates their adaptation, and given the dynamic nature of marketing, continuous training is indispensable for staying current.

When you are an early stage startup everything is urgent and everyone wants to see quick results but in order to have a clear and well articulated marketing execution I think that it's very important invest the necessary time to work on the brand book and strategy. Once you have it, onboarding new marketing hires shouldn't be as hard. They will understand your "WHY" and how you want to communicate it.

The ABCs or basics of any onboarding are mandatory. But the marketing team needs the time and safe space to do their experiments, and talk to the audience. IF they can't do that, there's no amount of money that will give them that.

You are missing creativity! Marketing people should be free to use their imaginations and creativity. Teams should be encouraged to come up with wild ideas because you never know when one will be a huge, viral hit.

Agree but they have to operate aligned to the target audience, get brand acceptance and differentiate the offering..startups can take more risks and be very creative with messaging and channels but at the end of the day the metrics have to be met or exceeded.

I don't know if I resonate with empower. I believe in creating a safe space for my teams. They need to be able to create and innovate. Failure only happen if you dont learn, and success is not growth if you cant repeat it.

Of course, measuring performance is the only way to evaluate if your marketing efforts have a positive ROI. Marketing Operations plays a key role here. I try to assign this function into RevOps which needs to work very closely with marketing to build dashboards to track what really matters.

You cant go wrong with measuring. Zoom out and then Zoom in. Do a gap analysis for you or your client, understand what they are (not) measuring, choose the top 3 and work with those :)

Running a business is totally different from building one. The skills are different, the risks are different, and that means the team may have to be different too. Running a marketing team is totally different from building one. In the early phase of your startup you need marketing staff who can help you solve the puzzle of acquisition, messaging, positioning, creating awareness with early adopters and building trust with your audiences. Over time this evolves to needing staff who can build the infrastructure and start to 'industrialise' the marketing mix. Typically this involves more data driven, analytical and organised people, compared to creative, instinct driven and research led people in the earlier stages.

Recently I found that I love this 3 steps for scale. (1) DIY— You or your existing team need to do it. Lean from peers, youtoube, you take it. Do it until the result resonates at least 50%. (2) Do it with you— By this point, you probably have at least 1 trusted partner. Do it together, let them show you what you missed on your last step. (3) Zone of genius— Last step, get the help so you can focus on what you are good. This is the internal hire step.

These are all great contributions, I would add having a clear brand strategy that is aligned with the business value proposition will help guide the marketing team. Its also great to have customer centricity and relationship marketing as part of your approach.
