How do you engage stakeholders in your DMAIC project?

The Define phase set the stage for a successful DMAIC project by ensuring a comprehensive understanding of stakeholders and aligning project goals with their expectations. Early engagement and communication plays a vital role in securing stakeholder buy-in and support for subsequent phases of the project.

If you want to meet the needs and expectations of a group of people, you ideally have to start by knowing who they are. Whose expectations are my working to deliver? What level of influence and interest do these people have in this project, and how best will I keep them engaged and satisfied with the outcomes of the project? One helpful tool is to make use of a stakeholder analysis where you can map all the stakeholders, their roles, their level of influence and level of interest in the project. Based on this, you can then decide using an engagement quadrant on how best to relate with them in the course of the project.

Engaging stakeholders right from the Define phase of a DMAIC project is crucial for its success. Start with a Stakeholder Analysis to identify all parties with a vested interest in the project. Categorize them based on their influence and interest, and develop a communication plan tailored to their needs. Introduce a clear and concise Project Charter that outlines the business needs, intended outcomes, and scope, which serves as a rallying point for stakeholder buy-in. Incorporate their needs and align the project with their expectations.

Once you have your key stakeholder analysis ready, next step is to develop a clear communication plan and update stakeholders regularly. Kick off meeting for introduction, project charter goals and input is vital. Foster two-way communication for regular feedback and collaboration. Involve stakeholders in the decision-making processes, address concerns and barriers actively and transparently.

During the Measure phase, we measure the baseline performance of the process by collecting previous data. This provides the performance of the As-Is level, and it also helps us understand present performance and decide on the goal of the Six Sigma Project. Once the Baseline has been sorted for the existing data, it's time to collect ongoing performance with key causes/x’s that have been found shortlisted from Fishbone. The data collected under each cause will be helpful in analysing the data during the Analyse phase.

By systematically measuring stakeholder satisfaction and performance, organizations can gain valuable insights into areas for enhancement. This data-driven approach not only informs improvement initiatives but also demonstrates a commitment to meeting stakeholder expectations throughout the project lifecycle.

In the same fashion, we first need to make sure the gap or problem has been well defined in the Define phase so we can start measuring the problem in the process. The process problem to be resolved has to resonate with the interests of the business. In this way, the KPIs that are measured in the process will be linked to strategic objectives and this will drive stakeholder engagement. In my experience, stakeholder satisfaction is an outcome derived from the success of a DMAIC project. In sum, if the problem is well defined, stakeholders will be satisfied and will support the project moving forward.

Stakeholder engagement during the Measure phase of a DMAIC project is vital for ensuring accurate data collection and process understanding. It involves clear communication of the project’s objectives and the importance of each stakeholder’s role in the data gathering process. Stakeholders should be involved in developing the measurement plan, which includes as to what data to collect and how to collect it. Their input can provide valuable insights into the process being measured and help identify potential issues. Regular updates and discussions will ensure stakeholder commitment in the entire process contributing to the project’s success.

By engaging stakeholders in the analysis of root causes and potential solutions, organizations can use collective intelligence, foster collaboration, and increase the likelihood of implementing effective and well-supported solutions.

Implement a continuous feedback loop during the Analyze phase, allowing stakeholders to contribute insights iteratively, creating a dynamic and adaptive problem-solving environment that considers evolving perspectives and challenges.

Once we define the problem, we need to consider the main factors that may be contributing to the problem. So, the funnel-like approach to find potential, probable and finally the root-cause is essential. Stakeholders not only need to be engaged and familiarized with this, but they have to have a deep understanding of what the problem is and to be involved in the analysis. It is important to use Hoshin Kanri where we first define the problem, then we determine the probable causes by using an Ishikawa Diagram, then we prioritize 20% of the causes which are producing 80% of the problems, and finally we develop a work plan to improve the process by reducing variation. In short, the Analyze phase drives the improvement effort moving forward.

In the Analyze phase of a DMAIC project, stakeholder engagement is key to validating the data-driven insights gained from the Measure phase. It’s essential to involve stakeholders in discussions around the data analysis, root cause identification, and potential solutions. Utilizing tools like Fishbone diagrams and hypothesis testing, stakeholders can contribute their expertise and insights, ensuring that the analysis is comprehensive and considers all perspectives. Regular meetings and updates, along with collaborative sessions to review process maps and data, help maintain stakeholder involvement and buy-in. This approach promotes analysis with diverse viewpoints and fosters a sense of ownership among stakeholders.

Analyze phase is important for stakeholder engagement as a consensus needs to be reached that the right root causes of the issue have been identified and agreed upon. There are projects in which a problem in one area has its root cause in another organizational area, hence, in such cases its important that stakeholders understand who should assume the responsibility of the root cause and progress accordingly.

Leveraging tools like Gantt charts and action plans is not just strategic; it's a necessity to ensure alignment and transparency. Monitoring the impact on stakeholders becomes a critical aspect, guaranteeing the seamless integration of improvements while swiftly addressing any issues that might affect product quality or regulatory compliance.

Once we have developed the work or action plan, we then move to implement the solution. In this stage, it is key to drive stakeholders through the implementation steps so they can control change. The reason behind this is that most solutions are counterintuitive and defy normality. If this is not performed properly, then even with positive results or benefits, stakeholders will not be willing to be embrace change in the future. So, the improve phase has a dual role: to deliver on process improvement and to soften the change management process that stakeholders go through. Of course project management best practices can help, but the most important thing is to have stakeholders see the benefits of improvement.

Improve phase is about gaining different perspectives and solution idea prioritization. Stakeholders come with diverse and varied ways of improving a situation, so Black Belt needs to ensure that all are heard and the best solution is selected to maximize benefit while gaining support from all stakeholders. The other are where stakeholder management is critical is implementing various actions across multiple functions. In such cases, a well detailed project plan needs to be established and relevant timelines and resources should be allocated for project success

In this fase it is very important to engage the stakeholders since you agree the project is over and give the solution back to the owner of the process. Always celebrate your wins

Finally, a Control Plan is needed to have the changes made to the process stick. This control plan needs to take into account process metrics such as Capability Indices, Sigma Levels, etc. On the other hand, project management tools such as lessons learned are paramount to having stakeholders engaged and committed even after the project has been implemented. In my experience, it is critical that stakeholders, but most importantly, top leaders can see the benefits of the continuous improvement effort so they can continue to support it. Rewarding stakeholders is important, but the greatest reward is that the project has superseded it goals.
