How do you delegate tasks based on team members' skills?

As a manager who leads cross functional projects on a regular basis, I prepare a project timeline or a RACI matrix to identify the key tasks required to achieve the completion of the project. Then, I try to see who is the best person to accomplish those tasks based on their job function or expertise. I share the RACI chart with the team members before beginning the project and get the ideas or opinions about the deliverables and expected timeline. I keep tracking the progress either on a bi-weekly or weekly basis. If someone is stuck at some task, as a project manager, it is my job to help them to find the right path.

In addition to above, I feel assessment of skills is mandatory and sometimes delegating some challenging work to teams which excite them to enhance their skill set along with their motivation and satisfaction to complete the task. Which in turn will benefit us to delegate new tasks in the near future.

Structure and project management tools are important, but nothing tells you more about your team than 1:1, in-person conversations--especially your newest team members. Data points from various tools will help, but you also need need to see how they handle stress and conflict. Their comfort level in reaching out for help will have a significant impact on their ability to perform a task for you. It will also have an effect on your ability to let go as a manager, trusting that they will check-in with you at those pivotal moments in the project or task.

It's good to remember that some people want to advance beyond their current skillset, so offering them opportunities to do so will motivate them to do well.

In the context of situational leadership, "matching tasks to skills" goes beyond simply assigning tasks based on individual abilities. It involves the application of thoughtful leadership principles to enhance team performance and foster growth. By understanding the concept of situational leadership, leaders can effectively align tasks with team members' skills in a way that maximizes productivity, motivation, and development.

Willingness to learn things is the key to success now a days. Teams that are given clear job orientation and trainings succeed more than teams who are skillful, but don't know what they are supposed to do. With right trainings in place, we can improve the team outcomes and reduce the dependency on any one person/entity.

Effective delegation within cross-functional teams requires leaders to strategically assign tasks based on each member's skills and strengths. Leaders must first understand individual abilities, including technical and soft skills, to match tasks with the most qualified personnel. Clear goal setting allows for the identification of necessary skills for task completion. Also, monitoring workloads is vital to avoid overburdening some team members while underutilizing others. Effective delegation is a dynamic process that requires constant communication and the flexibility to adjust as needed.

You have to be agile. As much as a matrix can be helpful, being in-tune with your team will allow you switch gears smoothly when necessary. Experience isn't everything, sometimes that new perspective is key to the success of a task. The most important thing is to not lose sight of the project completely as a leader. Delegating isn't walking away from the project entirely. My only criticism of this section is that is takes a very mathematical approach to leadership and it's getting away from some of the personal nuances of running a team. Our job as leaders is to ensure our team has the tools and information they need to be successful--regardless of their experience or title.

Agree with the points here, it's so important to do as much as possible to minimize confusion, burnout and overlapping work. I would also reccbemdn having a clear conversation about communication expectations (and boundaries). Depending on the project, timeline and industry there may be a need for an honest discussion about availability, scheduled checkpoints/standup meetings and task-crisis help after hours.

In my experiences working with various agencies, including government agencies, it is of utmost importance to communicate clear expectations and goals. One flaw that I have personally experienced is that at times an incomplete request is given, revealing the person making the request lacks the ability to communicate the what & whenof the request very clearly. When an employee understands clearly what is being ask of them and the timeline, the results differs significantly than when clarity is lacking. I have also noticed that sometimes the person making the request lacks understanding or inability to express what is being ask of the team member. Clarity is required from the requested leader in order for the request to be clear to the doer.

Keep in mind that people interpret communication in varied ways. Therefore, always convey expectations and objectives verbally, in writing, and lead by example.

For critical projects, morning standup (we do ours in Teams with quick messages) and monthly/bi-weekly project calls are important. They shouldn't be run just to update the manager either. Instead they are designated times with the team knows they will have the leader's full attention for critical questions and feedback.

For those who have heard the phrase, “skill vs. will” will agree that feedback and support is sometimes more important than the individual completing the task. There are individuals who are willing to accept tasks, voluntarily or assigned. Some of those individuals may be willing, but at the same time may not already posses the skills for completion of the tasks. Managers and leaders should have the mindset of teaching and guiding at all times. It is important to understand that providing critique is valuable, but it is more valuable to critique the work and not the person. By providing valuable feedback that will allow the individual to improve and grow, the leader/manager will sharpen the skills while encouraging their will.

It’s important to remember that your team members are the subject matter experts (SMEs) in their daily work and when you create an open and supportive line of communication with them, they will advise you on exactly what does and doesn’t work in the process, even if the Key Performance Indicators (KPIs) look good already. I have found this practice to be fundamental in the inception of continuous improvement projects.

I consider risk and also the opportunity to challenge someone. I prefer to assign the high risk tasks to a more senior, established team member who is thorough and diligent. And I like giving lower risk assignments that are complex enough to be a challenge to more junior members. This creates the right amount of tension and eagerness to excel.
