Without developing this knowledge over time, and build development plans or mitigations to address gaps, it is going to be tricky to assess how much work your team can take on. It is your responsibility as a manager to then translate that into realistic, achievable and measurable goals. Ensuring you do have a buffer for unexpected work coming your way, absences, holidays, expected turnvoer, time to train...etc

I was recently chatting with a communications director for a global company. They’re building a brand-new team and asked for my thoughts on best practices to keep up team morale. They’re concerned about their team burning out, and they want to do what they can to ensure they are showing their team that they are prioritizing their well-being. I recommended to them, and you, to develop a workplace expectations charter. You need a set of norms that help set boundaries around work expectations. Such a charter is a short document and shouldn’t be more than one page. Getting buy-in from your teams will show leadership, demonstrate that you care about their well-being, and ultimately a reduction in employee turnover.

Communicate team members responsibilities and tasks. Monitor and track the progress through PM tools. Encourage open expression on their challenges, work experience, gaps and any other related factors that may cause delay and inefficient operation. Address any issues that poses as a threat to the organizational growth and team productivity.

Both in 1:1 sessions with team members as well as during team meetings, the goals can be reviewed and the question asked “are we on track to meet the due date?” It is also a good opportunity to ask what could get in the way or any other risks or opportunities that may impact delivery of the work. The most important element is to provide those opportunities for the team to communicate reality, and to remind them that “good news is bad news early”.

The monitoring should happen at two levels: - the first one is at the operational level, using planning tools and a regular candence to ensure the immediate work at hand is being delivered. That way you are able to spot issues that require more urgent attention, potentially leading to additional resources or redistribution of tasks. - the second level has a longer viewpoint. Every 3 months so, create the space with your team to discuss HOW you are working together and delivering. WHat is good, tricky and what could be different. Ensure you include workload as a topic of discussion during these meetings.

In my opinion, a regular check in to gauge workload is best. Being vocal about workload can only be a good thing, and any potential issues can be ironed out at an early stage.

Keeping tabs on and openly discussing workload helps prevent burnout before it starts. It's about creating a space where it's okay to say, "Hey, I need a hand," ensuring the workload is shared and manageable. This open dialogue fosters a supportive and productive environment.

Go beyond intuition. Leverage time tracking tools and project management software like ProofHub (it also has an in-built time tracking tool) to gather data on past project efforts. This historical data can be used to set more realistic goals and estimate future workload requirements.

In addition to your team's feedback, make sure you develop a system in place gathering qualitative and quantitative insights to assess the delivery of your team. Talking to stakeholders, have the ability to measure the work inputs and outputs without creating the impression that individuals are being monitored for the sake of it.

Here's an approach I use with the leaders and teams I work with, and it always surprises me that more leaders aren't doing this: talk to your team about their preferences. Ask them what work they would do more of if they could, as well as work they would do less of if they could. Many leaders are so worried about making work equitable by splitting up the work evenly and making those decisions alone behind closed doors, but that doesn't leverage an employee's strengths and preferences. You'd be surprised how often I've been able to facilitate a "trade" between co-workers because they realized that the tasks they love are tasks their co-worker hates, or vice versa. Let your employees be involved in workload management.

Hence one should set timelines of the projects with some buffer time so as to reduce the work load and increase the efficiency of the work.

Based on their feedback we did what we could to make sure their career trajectory was a fit for the client and the firm. As a result, that meant shuffling around responsibilities, creating brand-new roles, or finding opportunities for team members to work on other teams. More than anything, the team members appreciated that their careers were being thought about first. Recommendation: Host 30-60 minute conversations with your team members every six months specifically focused on their role and how it ladders up to their career ambitions. Listen to what they are saying.

How is your team cross-trained and equipped to effectively back each other up when taking much-deserved time off? How does your team know that their manager will go to bat to ensure time off and boundaries are being respected outside of the team? Schedule time on a routine basis to ensure that your team is prepared to cover, not just in the case of emergency, but also so your team can take a guilt-free and well-deserved vacation!

As I like to say, a leader or manager should never be so disconnected that they only oversee work being done and are unable to contribute to the workload.
