How do you apply the DMAIC cycle to improve a process?

In my experience, clearly bounding the project scope is one of the most critical, and frequently most challenging parts of the project. Getting customers, stakeholders, and sponsors all on the same page always takes longer than anyone wants to accept. Clearly defining and getting everyone’s buy-in for the starting AND completion criteria and how to measure them BEFORE the project starts will prevent many issues as the project progresses.

En mi experiencia desde que hacemos el project charter, vamos definiendo muy bien el problema, alcance, el equipo, la mejora, y algo muy importante, la alineación y aprobación de la alta gerencia. En seguida hacer el SIPOC nos ayuda a entender mas el proceso, sus entradas, salidas, fronteras, etc y poder centrarnos mas en lo que queremos atacar.

Applying DMAIC effectively is first recognizing it's not a universal fix-all for all process improvement projects. It's best suited for complex, persistent issues where the solution isn't immediately clear. A suitable DMAIC project typically doesn't have a clear solution and requires exploratory analysis. Additionally, a good DMAIC project charter should almost always have a primary metric that captures the process's voice through measurable means and standard deviations over a reasonable amount of time as defined by your business case, ensuring it's directly correlated with business value to transparently demonstrate the project's ROI

In a manufacturing context, a company facing a high defect rate in its electronic device assembly employs the DMAIC Define phase. The problem is identified as the elevated defect rate in final assembly, and the project team, including assembly line workers, quality experts, and engineers, is formed. Goals are set to reduce defects by 50% in three months. The problem statement underscores the impact on product quality and customer satisfaction. Stakeholders, encompassing customers, production managers, and quality teams, are recognized. Initial data reveals a 10% defect rate, and a project charter formalizes the initiative. This concise Define phase forms the basis for subsequent improvement actions.

Apply the DMAIC cycle by first defining the problem or opportunity for improvement. Measure key process metrics to establish a baseline performance. Analyze data to identify root causes of inefficiencies or defects. Implement solutions to address identified issues, focusing on the most impactful improvements. Finally, continuously monitor and control the process to sustain improvements and prevent regression. Iterate through the DMAIC cycle as needed to achieve ongoing process optimization and ensure alignment with organizational goals and customer requirements.

When measuring performance in DMAIC, it's critical to link primary metrics back to your business value—this is how you'll gauge the ROI to determine if the process should be improved at solution selection and calculate your impact against required investment. Your primary metrics must also be timely, aligning with your business case and the project's timeline. For example, if your process improvement goal is set for a quarter, your primary metrics measurement frequency should align well that timeframe. Using a primary metric with a longer measurement period, like two quarters for this example, won't be able to effectively support your business case or an effective DMAIC project.

Let's consider an example of a manufacturing company aiming to improve the efficiency of its production line using the DMAIC cycle. In the "Measure" phase, the company might identify cycle time as a critical metric. They would then implement a data collection plan, measuring the time taken for each product to move through the production stages. The collected data would reveal the current state of cycle times, highlighting variations and potential areas for improvement. Statistical analysis could identify bottlenecks or inefficiencies causing delays. This data-driven insight serves as a baseline for subsequent stages, guiding the company in making informed decisions during the "Analyze," "Improve," and "Control" phases of the DMAIC cycle.

-Define Metrics: Pinpoint key indicators of process quality, efficiency, and effectiveness. -Baseline Establishment: Set a solid foundation by measuring current performance. Accuracy is key! -Data Mastery: Collect reliable data using tools like check sheets and histograms. Ensure consistency for meaningful insights. -Visualize Success: Utilize control charts and other visual aids to display data effectively.

During the measurement phase of the project, the following elements should be addressed: 1. Data Validity: the data must be verified appropriately through measurement system analyses. 2. Visualise Process Performance: the historical data should show the performance over time. Compare the short-term versus the long-term performance. 3. Variation Analyses: variation in the process should be considered (special cause and common cause). 4. Establish a Baseline: the data must be proven to be representative of the project. The current process performance must be verified against critical-to-quality requirements.

Root cause is absolutely essential for fixing any problem! Personally, I love an A3 template, combining fishbone analysis and 5 whys for root cause analysis. Here's what I typically do: 1. Gather SMEs in a room 2. Brainstorm all the reasons we *think* an issue is happening 3. Use data to identify how much each issue is likely impacting the overall problem where possible 4. Map all the issues to a fishbone and add any further reasons we can think of (6Ms works well, but any suitable categories can work, such as people, process, technology, governance, suppliers etc.) 5. Systematically ask 5 whys across each post it, getting to the root of each issue, keep going till you get an "aha" moment. Then you're ready to identify your improvements.

-Data-Driven Insights: Analyze data to pinpoint what's holding your process back. -Connect the Dots: Identify how different factors influence each other to get to the root of the issue. -Verify & Test: Validate hypotheses with solid data. Tools like Pareto charts and fishbone diagrams come in handy. -Prioritize with Precision: Zero in on key improvement opportunities to maximize impact.

The root cause analysis is a critical step to assure the success of the project and sustainability of the actions after implemented. If you don’t use the right tools and don’t spend time evaluating the root cause, probably you’ll define the wrong actions and the problems will return.

The DMAIC improve phase focuses on reducing variability in the components identified in the analysis phase as affecting the process output the most. Improvements are identified to reduce variability and optimize output level. The impact of improvement activities is re-examined using statistical methods. New process capability is calculated and cost benefit analysis is performed. The results and improvements are verified.

-Solution Generation: Brainstorm innovative fixes to tackle root causes head-on. -Select Smartly: Cherry-pick the best solutions for maximum impact. -Pilot & Execute: Test your chosen solutions on a small scale before full deployment. -Monitor & Measure: Keep a close eye on results to ensure improvements stick.

Improve the process is a key element on the DMAIC process and needs to be consistent, not only an action that will be implemented for a few days / months. But before defining the improvement, you should take care of the steps before and if you don’t have the root cause identified, you probably will define wrong way of improvement.

It's crucial to recognize that the Control Phase of the DMAIC cycle goes beyond merely achieving initial improvements. It encompasses the vital aspects of sustaining and standardizing those improvements over time. However, it's important to not overlook the fact that the "C" in Control also needs stand for Change too. Making change "sticky" and ensuring a lasting impact is often the most challenging part of the process improvement effort. It necessitates holistic solutions that addresses people, tools, and processes to drive continuous improvement and create sustainable change. Acknowledging the significance of change and implementing a comprehensive approach enables achieving long-term success of using the DMAIC framework.

-Document & Train: Capture the new process and empower your team with the necessary skills through targeted training. -Update & Standardize: Keep policies and procedures current, ensuring consistency across operations. -Establish Control: Implement a robust control plan, utilizing tools like flowcharts, SOPs, and control charts to monitor performance. -Regular Review: Stay vigilant with ongoing performance reviews, promptly addressing any deviations or risks that arise.

DMAIC is a powerful framework, but don't feel hamstrung by it. If you uncover quick wins then deliver them. Equally, for stakeholders not from a L6S background, ask yourself how relevant DMAIC is to them. Ultimately, you're going to help them find the root cause of a problem, work out how to solve it, then implement solutions. Don't let the theory overcomplicate what is ultimately a logical approach to problem solving.

For example, in a manufacturing setting, you might measure the defect rate of a product. Next, you analyze the data to identify root causes of issues. This could involve using tools like fishbone diagrams or Pareto charts. After that, you implement improvements to address the root causes identified. Finally, you establish controls to sustain the improvements over time, such as updating standard operating procedures or providing training to employees. Through this cycle, continuous improvement becomes an integral part of the process.

While DMAIC can be a powerful tool but not a panacea. It's frequently significant investment and should be approached with a mindset of affordable loss. If a straightforward solution presents itself—one that satisfies your business needs—it's often best to seize it and move forward. Continuing with DMAIC when a simpler, quicker fix exists can needlessly delay value delivery. Also remember that DMAIC is designed to solve tough problems, so if it's apparent your project won't succeed with this method and requires a different strategy, it's prudent to pivot without hesitation. If you ever believe you are doing DMAIC for the sake of DMAIC - stop and assess if you should continue.
