How can you set KPIs for a team?

Defining the purpose, scope, and objectives of your team is crucial before setting Key Performance Indicators (KPIs). Understanding the mission, functions, and contributions of your team within the organization helps in identifying the specific areas of performance to measure. By aligning KPIs with the team's objectives, you ensure that the metrics chosen truly reflect and drive the team's success toward fulfilling its broader role within the organization.

Crafting effective KPIs for a team lays the foundation for measurable success. Start by understanding what your team needs to achieve—these are your goals. Next, pick specific things you can measure to see if you're reaching those goals. For example, it could be sales numbers, customer satisfaction, or completing projects on time. Make sure these measures are clear and easy to track. Involve your team—talk to them about the goals and how they can help reach them. Then, set realistic targets for each measure. These targets should challenge your team but also be achievable. Review and adjust these KPIs regularly to stay on track. When everyone knows what they're aiming for, it helps the team focus and work together towards success.

At first, doing a workload analysis to assess the work weight and ratio, define the purpose and objectives. Then assign tasks, set proper KPIs for each task and team member, finally evaluate and asses performance.

Based on my experience and a predefined approach for Developing meaningful Key Performance Indicators (KPIs): Create Objectives "Golden Rule" A KPI shouldn't exist unless it contributes to an objective.

Another piece to consider here is what the innate strengths and gaps of each team member where and in which objective, task will they fit in best. Very importantly what motivates them and in that space they will give not bare minimum but excellent performance.

The need to identify the KPIs: - The KPI needs to be clearly described (Lag & Lead KPIs). - The KPI needs to be rated in terms of importance. - The measure needs to be calculated and ownership assigned

One of the most important steps in properly managing a team is recognizing stakeholders and comprehending their expectations. People or organizations with an interest in the tasks and results of the team are known as stakeholders. The following list of typical team stakeholders includes their expectations: Team Members: Members of a team often anticipate good communication, a supportive work atmosphere, chances for career advancement, equitable assessment and acknowledgment of their efforts, and a clear sense of direction and purpose. Team Manager/Leader: The team manager anticipates from the team members excellent work, efficient teamwork, punctuality, unambiguous communication, problem-solving skills, and proactive initiative.

One thing where I have often seen managers go wrong is having undefined KPIs that are either difficult to measure, not very specific, or highly subjective but rated objectively as 'Yes' or 'No'. e.g. Grooming, Communication, Customer Satisfaction, Quality, etc... Each of these important metrics are significant skills and CTQ's (Critical to Quality paramenters) and need their own guidelines to be rated as Yes/No or Good/ Bad. They cannot just be left to the evaluators' subjectivity.

Stakeholders are identified during the initial stage when outlining parameters where the expectations are already set for the upcoming quarter/ year. For instance, team members expect clear performance metrics that align with their roles, along with transparent feedback mechanisms.

KPIs should emerge from Strategic intent and should not be in conflict with it. Example: If you want to be a leader in offering the best CX then you may set KPIs based on improvement targets for measures like Customer Retention, Purchase Frequency or Customer Churn rate....outcomes which can be directly controlled by the individual.

KPIs should align with your departmental goals, defining what, when, and why they are necessary, while also directly connecting with individual objectives.

KPIs should be a mix of the HOW and WHAT, also input and output measures and metrics. With defines and quantifiable outcomes, the behaviours needed should also be set clearly as KPIs.

Building your set of KPIs starts with identifying the key data points essential for driving results in alignment with the organization's OKRs, advancing your roadmap/plan, and delivering on your team's defined value proposition. I strongly advocate for the importance of setting KPIs with a laser-focused purpose in mind: 1) What do you need to measure to identify the level of contribution to the objectives of both your function and the organization, 2) What do you need to track to ensure you are maintaining lasting customer satisfaction. While there are multiple resources to assist in selecting commonly used KPIs, you still can innovate and introduce new KPIs if needed. Narrow your focus, avoid the trap of too many or too few KPIs.

The approach taught to me during the Strategy Execution course at Harvard Business School was to look at the future considering a complete failure in our strategies and economic results. Then, in this worst-case scenario, highlight the main root causes and the main risks not managed. After having defined and comprehended these critical factors use them to define the relevant and measurable KPIs. They will be very clear and concrete.

While SMART targets and thresholds provide a structured framework for measurable goals, there's an essential dimension that involves collecting customer anecdotes and stories. Seeking feedback directly from your customers is pivotal because it uncovers valuable insights into their experiences and journeys. This qualitative feedback complements quantitative metrics that need to be measured, bridging the gap between metrics and the real-world impact on your customers.

It is also important to promote a culture of continuous improvement. Encourage your team members to identify opportunities for improvement and experiment with new approaches. Ensure that the entire team is learning not just from successes but also from their failures. It is essential for the long-term growth of the team. By enabling this culture, organizations can create a far more resilient, agile and high-performing teams in the longer run.

One must always remember that the eventual outcome of the KPIs being set is to benefit the company's mission. We shall ensure that KPIs being set are extracted from the Corporate and Competitive Strategy so that once KPIs are achieved, the overall cause of the company has been contributed towards.

The best ways to set KPIs for a team involve focusing on fewer, meaningful metrics, avoiding excessive targets that may lead to undesirable behaviour, and regularly reassessing and adapting KPIs to ensure alignment with evolving business goals. Emphasize quality over quantity to foster a more focused and productive team.

When it comes to how to set KPIs for a team, I always suggest three steps for managers to do, and these are: communicate, communicate, communicate. The first comm. refers on desired targets. It includes recall memories on purpose of the team existence. Where the team now and where want to be. The second comm. is about their preferences and what is their part of responsibilities, what they find out useful, how do they see their own task. What do they prefer to do, actually, and what they find out interesting about different tasks. It is more useful to enjoy working. The third comm., is about feedback on the progress, be open about any problems, be at the same page with all, to inform them, to ask for help or new ideas for progress.
