In technology companies, continuous innovation is a prerequisite. This requires a road-mapping process with key deliverables for each of the contributors. A usual split is for Marketing to lead in what functionality/performance/cost is needed and by when, and for R&D and Manufacturing to confirm if they think they will be able to deliver this. Finetuning the products on the roadmap between input request from Marketing versus the implementation proposals from R&D is where the most intense discussion will and should take place. This will work better in case the Marketing team has sufficient technical understanding, and the R&D architects have sufficient understanding of the market dynamics.

I avoid changes in goals as much as possible. In our agency, we ask five WHYs to reach the root cause before accepting that a change has to happen. My experience is that changes in plans create distrust and uncertainty. But it's also a reality that it does happen and requires our attention occasionally. It depends on the change and the stakeholders. High-level stakeholders must be part of the discussions that led to the changes. As far as Low-level stakeholders, I use the 5 W's to communicate - what changed, why it changed, how it impacts the work, when it becomes effective, and who is directly affected by the changes.

Think of it as tailoring your approach for each group—supporters, influencers, neutrals, or resisters. More often than not, some element of the project will change. Anticipating these changes through robust scenario mapping then building some leeway into your SOW/project schedule is a proactive way to reduce impact. Bedding down some basic rules of engagement (at project commencement) including escalations and regular status updates make change conversations with key stakeholders easier as you've taken them on the journey throughout.

The change in goals can happen due to multiple reasons. While communicating important to clearly articulate whether the reason is controllable/uncontrollable or internal/external. When you do that you are able to also clearly lay out the plan to achieve the new goals or are able to lay out the revised plan (what you control as a team) and what mistakes do we need to avoid. Clarity of thought and articulation of what went astray is super important.

In my experience, it is important to prioritize the #stakeholders, and take into account thus in order to choose the way / communication channel , the order, and details, among others. It would necessary to communicate and actively listen to them (feedback) ASAP. If the #feedback of the true key stakeholders is not good enough, it must be necessary to reanalyze the pertinence of the change proposed. “O combinado não custa caro”. Always it is important to have the right #assessment of the power map (inside and outside the organization) and to have allies in the key stakeholders groups!

Appropriate levels of transparency combined with clarity of purpose and vision are key to retaining trust and buy-in when changes arise. Focus on the benefits of, and reasons for, the changes, whilst also establishing which facets of the project remain as originally designed. Seek engagement and feedback on new ways of working or goals, where it can be incorporated, if the circumstances surrounding the changes allow.

Understand that the new goals may affect deadlines and previously planned deliverables. If the goals increase the work load, something has to give. The deadline may need to be extended or some deliverables may need to be tabled.

Managing expectations is one of the hardest tasks any project manager must face. Each stakeholder represents different personalities and approaches thus the message should be constructed accordingly. Keep the essence the same, but change the form of delivery depending on the member. Productive alignment is not all about the project update but also identifying constructive feedback from the whole team and, later on, adjusting the plan accordingly. Make sure KPI are in line with result area’s, but also easy to implement preferably using already existing data. This to avoid unnecessary workloads for management. Metrics should become part of regular cycle.(fe daily)

In my opinion it is extremely important to ensure continuous and simple communication, more so when a lot pf colleagues are working from home and have no physical presence at work. The absence of communication only leads to chaos which is then mitigated by over communication leading to burn outs

I agree; however, I would insist on the need for a clear and objective #accountability and #follow-up of the #project. For example, the #KPIs and #KRIs of the project must be established by a specialized and neutral team overseeing the project, such as the #managementcontrol or equivalent. This should be done using official #data on a regular basis to ensure that we are consistently doing the right things, and our actions are transparent in an #open-book manner. #Trust is a significant #asset!

Just be clear and regular in your communication and you won't need to worry about conflicts or trust. It's simple, ain't it? But simple is the most complex to do. Try to be consistent in your communication. It solves most of the business problems. Hire a communication expert, a PR team that can help you reach out to your stakeholders in an effective manner. It saves a lot of time and makes your life easier.

Many projects fall short of delivery or don’t become imbedded into the business because once the project goals are delivered the team are disbanded and there is no ownership for the new state. If you can break the old way / methods so that they cannot be repeated again. Ensure there are owners for the new state who govern/protect and maintain the project outcomes. Also report the ongoing benefits to reassure stakeholders it was worth the initial investment.
