If you set a deadline, make sure your team knows exactly how to achieve it and what the expected outcome looks like. One example: I gave the feedback to one of my graphics designers that I don't understand why he needed 12 minutes to complete a simple correction on a illustration. I said this should take 3 minutes max. He said, "Honestly, I don't know how to do it that fast - then you have to show me." So we sat down and I proofed how it can be done in 3 minutes. In these 3 minutes, he learned two new tricks to do things faster and learned more about the things I value and that I do not rate as important to fix. The close sit-in was mutually beneficial.

When working on a project I've found that sending a recap email that addresses individual team member's work scope and deadlines helpful. Following that meeting I send out calendar invites to each team member with details on what their scope is at intervals when they should have major progress completed. This keeps a massive final deadline from sneaking up on them. I also schedule quick 5-minute check-ins mid project to make sure any questions are answered and the contributor has as many helpful resources as they need to complete their pieces.
To help your team meet deadlines, establish support systems within the workplace. This could include resources like project management tools, additional training, or even reallocating tasks to balance workloads. Make it clear that asking for help is not a sign of weakness but a step towards ensuring quality and timeliness. I open every team meeting with a thank you and promise to keep things on schedule to not take up any more of their time than necessary. I've found that following through with your promise of keeping things on track and to the time you set is a good way to build credibility as a project leader. Once the pieces are turned in always thank them for their help with the project.
Lastly, be flexible where possible. Life is unpredictable, and sometimes despite best efforts, deadlines need to be adjusted. If a team member is struggling due to unforeseen circumstances, work with them to find a solution that doesn't compromise the project's success. Demonstrating understanding and adaptability can help maintain trust and commitment within your team.
