Always keep the positive and the key areas of success first. People resist feedback as criticism is top of mind. So the good job and any further improvements to be highlighted. The growth and improvement or any correction needs to be positive so that the individual is confident and does not feel threatened.

Metrics has to be aligned to clients needs and requirements. There has to be an iterative process for reaching the right metrics. We have to be closest to the client thought process.

Validating the data is critical. We need to have a strong process for data collection. Analysis of any conflicts needs a deep dive. Crucial decisions will be taken so more time has to be spent on validation. In God we believe, for rest we must have validated data.

KPI's are meant to be easy to understand, data gathering not being complex, easy to collate, all stakeholders aligned, timely review for course correction and improvement. Whenever complexity gets added the very need of the KPI's gets diluted and people's reluctance to use and improve becomes an uphill task.

The information being made available to what leadership level is key. Also can you provide scenarios and inferences that would be a good communication work.
