"Should we outsource SDRs?" No, with rare exceptions. There's a reason why customer churn is high at most of the outsourced SDR shops. Outbound isn't as easy as paying $3-5k / month for a part-time SDR. And then expecting to see high-quality opportunities in 30-60 days. I've NEVER worked with a client that was happy with their SDR agency. - Poor show rates to meetings - Terrible expectation setting with handoff - Low-quality meetings with non-decision makers - Few, if any, closed/won deals But to be fair—it isn't always the SDR agency's fault. Many of their clients expect them to be miracle workers. An outbound-led sales motion is very different from an inbound-led sales motion. If your AEs are used to meeting with inbound leads, they must be taught how to close outbound leads. Prospects will likely not be problem-aware, there isn't a budget in place, and they probably won't have brand awareness. Do not hire an SDR agency if: ⛔️ You've never done outbound before as an org. ⛔️ You sell enterprise ⛔️ You're breaking into new industries ⛔️ You haven't figured out your messaging or value drivers ⛔️ Your AEs aren't self-sourcing and doing their own outbound No outsider will ever understand your customers as well as you do. And it's only a bandaid to build a sales culture that doesn't understand how to excel at outbound. It might make sense to work with an agency if: ✅ You know outbound works, but need help scaling it ✅ You've mastered messaging and value drivers ✅ Your AEs know how to close outbound deals ~~~ Agree or disagree? #sales

I did an informal poll on CSM vs Sales commission splits. I was pleasantly shocked to see that over 95% of companies do not have Sales take a commission on renewals unless it’s a particularly challenging one; the AE is there to help with it as a “bounty renewal”. in this case, the AE gets a % but is not taken from the CSM. Other interesting data points: "Commission on upsells and renewal made up 30% of the total compensation package. However, the exact commission % was determined by dividing the 30% by $$$ into the total ARR managed by the CSM." What metrics should this be based on? Most followed this model to Typically, companies that are earlier in their CS maturity will base this off a few leading indicators (adoption milestones, EBRs, etc.), and then move to comping on lagging indicators (retention, expansion, NRR, etc.) once their leading indicator activities have been proven. The following are examples of metrics you can use, not an exhaustive list: Leading: QBRs and/or EBRs (attained vs scheduled) Product adoption milestones (product dependent) Lagging: Net Revenue Retention (NRR) - this is likely the most common Retention Expansion Advocacy (hard to make this scale across large teams and mixed portfolios - this is better as a SPIFF or annual metric to Bonus on) From there, you can determine the weight of each metric on the bonus. I'll give an example using a bonus that is achieved by a renewal retention goal and an NRR goal. Criteria for 100% Bonus Attainment: 90% Renewal Retention (50% weight) 125% Net Revenue Retention (50% weight) "This keeps it pretty simple with two priorities. Retain and Expand Revenue. The Retention goal being assessed separately ensures CSMs don't have significant churn masked by massive upsells. In this example, if a CSM had 85% Retention and 115% NRR, they'd end up at 93.22% to goal for their overall commission/variable comp."

If you're in RevOps and aren't focused on accurate contact info in the CRM, here's why you should shift your priorities: (assuming you are looking to book more meetings) - If an AE spends 2 hours a day prospecting and 33% of your leads are unqualified or have invalid numbers/emails, you're really only spending 1 hour and 20 minutes prospecting. That's 167 hours wasted per year. - If an SDR prospects for 6 hours a day and only 67% of their leads are good fits with accurate contact info. They waste 500 hours every year. Each year, for every SDR <-> AE team, you are wasting 667 hours. If you have a scaling team, this is where you need to focus.

7 Outbound Rules SDRs should live by: [the 2024 edition]... 1. Spend more time doing what you're best at. E.g. Call more if you are best at calling. 2. Never rebuild entire sequences. Instead, optimize them based on A/B testing. 3. 99% of performance is in targeting the right accounts. Ignore the rest. 4. 3% of companies are in the market right now. The job is to help educate the rest, not sell to them. 5. Once you've spoken to someone. Never put them in an automated sequence. 6. Focus on results, not on KPIs. 7. When onboarding a new AE I focus their first 4 weeks entirely on understanding our clients and client success teams. This means shadowing our CS reps, watching onboarding calls, watching activation calls, sitting in on strategy sessions and planning calls, and handling CS calls in week 4. All of this before we ever begin to start talking about sales enablement or taking sales calls. Why? Because too many sales organizations are 100% seller centric. I am passionate, some may say maniacal about ensuring our sales force is the most customer centric team in the industry. This means our AE's need to understand our customers, their status quo, be able to deliver thought provoking insights, the problems we solve, why they work with us, and the results we get them deeply before they can sell that way. Sending someone into the deep end to "learn by experience" is a go to for many. But I will never be swayed that this is the best way. The best way to create "at bats" and build confidence without burning potential opportunities is to ensure your AE's are learning as much about your customers as possible. This coupled with strong sales enablement, process, and clear expectations will set them up for long term success. Sure they may not be making dials and having meetings 2 weeks in. But I can assure you they will be more successful a year from now then the rep in that situation the majority of the time. True sales leadership is about long-term results. I know this is an unpopular opinion but I believe it is one of the biggest advantages you can give your new hires to increase their chances of long-term success. At the end of the day, my responsibilities as a sales leader are to be fanatical about our customers ensuring our clients and potential clients receive a world class experience. Set our sellers up for success to deliver that, and create an environment where people grow, win, and are challenged on the regular. By doing this, revenue targets take care of themselves.
